feat: add experimental native chat connectors (#13038)
## Thinking Path

## Linked Issues or Issue Description

Refs #13100 and #13092. This is the second of exactly two chat PRs.
Foundation #13100 is merged and changed 143 files. Runner prerequisite
#13092 is also merged. This PR changes 400 files against master, below
the 500-file review limit. It contains no wireframe images or HTML
galleries.

## What Changed

- Add native Slack, GitHub, Microsoft Teams, Telegram, and Discord chat
connections. Keep chat disabled unless the operator enables experimental
chat connectors. Preserve the production GitHub tool connection and its
normal setup path.
- Bind each provider bot identity to one immutable Paperclip agent. Bind
each admitted external conversation to one task. Paperclip owns tasks,
runs, permissions, and audit records.
- Add durable admission, per-conversation queues, questions, task
controls, progress, final replies, images, files, and delivery receipts.
Board comments remain internal unless explicitly sent to the channel.
- Check current identity, provider reach, resource access, credentials,
runtime generation, and exact source before provider effects. Keep
private responses private. Never send raw reasoning, private logs,
credentials, or tool arguments.
- Hold uncertain sends for explicit audited resolution. Make Board
Send-to-channel atomic and idempotent. Keep reconnect and setup
credentials in Paperclip secret storage.
- Preserve current native-runner authority across retries, lost
acknowledgements, and recovery. Keep immutable input and completion
contracts separate from newer user input. Receipt reconciliation cannot
launch a provider.
- Reconcile chat close/new ordering and provider-effect lock order.
Audit resource access changes in the same transaction. Submit only the
selected resource from each UI toggle so stale pages cannot undo
unrelated access changes.
- Drain Codex stdout before certifying process exit. Bound the drain
with the existing shutdown grace. Preserve observed terminal authority
without treating an undrained process as successful or reusable.
- Incorporate master `018ca5da` with its ACP Stop, mobile task layout,
runner packaging, and official lock changes. Preserve dedicated
chat-answer continuations in both directions when ordinary queued
comments are adopted after Stop.
- Fence late adapter readiness behind an earlier Stop for the same run.
Preserve verified cleanup for registered adapters. Handle single Stop,
agent pause, duplicate Stops, and failure release without creating a
false cancellation receipt.
- Incorporate master's `6dd48cad4` wake-queue extraction. Preserve exact
failed-chat retry authorization and lineage, retired question-source
suppression, and the block on generic recovery that would discard the
admitted source. Fresh deferred input retains its separate promotion
path.
- Incorporate master `2a05b5ed3` and its queue-admission extraction,
simplified transaction ports, and separate runner CI job. Preserve exact
durable receipts, actor separation, and dedicated-answer isolation
through the new module. A failed receipt insert rolls back the
accompanying deferred-wake merge.

## Verification

Current head: `afe19299d06253cb628eb398e91d1200ea9f412a`, incorporating
master `2a05b5ed3457ea33efd6895520447d1d97fe98d8`. The conflicts are
resolved. This successor fixes two test-harness boundaries exposed by
CI: per-case route-module preparation and actual durable-save completion
before intentional runner termination. Production code and all existing
test/turn deadlines are unchanged. [Exact-head Greptile
review](https://github.com/paperclipai/paperclip/pull/13038#issuecomment-5587250594)
is **5/5**, completed September 10 at 13:20:55 UTC, with no actionable
findings or open review threads. [Fresh exact-head
CI](https://github.com/paperclipai/paperclip/actions/runs/34481724341)
passes **all 24 jobs**, including Build and both required aggregates.
Normal exact-head guarded merge was attempted and rejected by the
remaining branch approval policy: CODEOWNER review is required and no
human approval is present. Normal **squash auto-merge is enabled** as of
September 10 at 13:36:26 UTC. Requested CODEOWNERS have been notified;
no approval bypass or self-approval was used. Earlier-head results below
remain historical evidence, not qualification of this successor.

- Final exact-head Linux evidence: 995/995 chat integration cases; 36/36
agent-skills routes; 35/35 runner live-session cases, including real
process kill/resume; 1948 runner Vitest cases with three existing
benchmark/platform guards; 870/870 API-authority cases; and 104 browser
cases with four existing optional skips. Rust, conformance/replay, full
repository build, typecheck, canary, all server/workspace shards, and
both required aggregates pass with normal CI concurrency. Earlier failed
attempts remain recorded below.

- Latest test-only qualification: 141/141
route/permissions/authentication cases pass in separate cold forks, with
plain server types and independent review clear. The real-runner suite
passes 35/35, with plain runner types and independent review clear. A
controlled premature-save acknowledgement fails as expected; matching
ownership/effect/process evidence, rejected saves, real turn outcome,
test abort, and pre-kill liveness are covered. No local reproduction of
the original CI scheduling failure is claimed. The preceding [CI
run](https://github.com/paperclipai/paperclip/actions/runs/34479680858)
passes 21/24 jobs, including all 995 Linux chat cases and browser
aggregate (104 passed, four existing optional skips); only Build, the
skills serialized shard, and the required verification aggregate fail.
Its exact-head Greptile review was 5/5. Both failed job logs are
retained.

- Final fixture qualification: all eight focused Discord cases and all
995 chat integration cases pass. The exact modal statement/PID is
observed before taking the real connection lock; the test then proves
its actual blocking relationship before mutation. Original SQL
execution, provider behavior, negative assertions, and 1s/15s timeouts
remain unchanged. Independent review is clear and test/production hashes
remain frozen. The preceding [CI
attempt](https://github.com/paperclipai/paperclip/actions/runs/34477184777)
passed 22 jobs, including Build/runner, typecheck, canary, all other
test shards, and browser aggregate (104 passed, four existing optional
skips); the two fixture failures and failed verification aggregate
remain recorded, not relabeled as a pass.

- Current queue-module composition: 308/308 recovery/batching/queue/Stop
tests; 995/995 full chat integration; 89/89 module tests, including real
PostgreSQL receipt-insert rollback; 24/24 workflow/module-boundary
tests; plain server and UI types. All four actual local process/ACP
browser paths pass in 1.4 minutes. Fresh databases, no skips or retries,
stable reviewed source hashes. The initial boundary failure is retained;
its no-op service wrapper was removed without changing recovery context
or weakening the check. An exploratory standalone test-directory
typecheck fails because its new upstream transformation config is not a
standalone typechecking project; standard CI/build does not invoke it,
and no configuration was weakened to suppress those diagnostics.

- The preceding head `e02a63d462ce5d47433b0aeb632bb6fd20aab1ba` passed
[all 24 CI
jobs](https://github.com/paperclipai/paperclip/actions/runs/34436462958)
and exact-head Greptile review at 5/5. Required CODEOWNER review
prevented its normal merge before master advanced again.

- Final extracted-module composition: 307/307 recovery, batching, queue
and Stop-control tests; 995/995 full chat integration; 49/49 module
tests including eight PostgreSQL adapter cases; and 19/19 issue-update
tests. Plain server types pass. All four actual local process/ACP
browser paths pass in 1.3 minutes. Fresh databases, no skips or retries
in these cohorts, frozen source hashes, and independent review clear.

- The preceding head `3e4e1c1c` passes [all PR CI
jobs](https://github.com/paperclipai/paperclip/actions/runs/34415826820),
including Build and required `ci / verify` and `ci / e2e`. Both the
original Rust failure and the previously load-sensitive lineage fixture
pass with unchanged Linux concurrency. Master advanced afterward and
required this reconciliation.
- Final master composition: 448/448 focused UI tests, 186/186 adapter
tests, 24/24 queue/control tests, and 11/11 packaging tests. Plain UI,
server, shared, and adapter types pass. Token gates and diff checks
pass. Independent server and UI reviews are clear.
- Stop-registration regression: both real-service cases fail against
exact `a95` source and pass with the fix. The full corrected
recovery/control suite passes 265/265. Duplicate-owner and failed-Stop
controls also pass. Plain server types pass. The readiness barrier
prevents provider startup without adding an acknowledgment to an already
terminal run.
- Final qualification strengthens terminal-field equality and repeats
both affected cases successfully on a fresh database. All four actual
local process/ACP browser paths pass again in 1.3 minutes, without skips
or retries. The final screenshot shows Cancelled, a paused subtree,
retained input, and no error toast.
- Two new actual-service regressions fail before the merge fix. They
prove that queued-comment adoption could consume a dedicated chat answer
or add unrelated input to that answer. The fixed four-case cohort
passes, including ordinary upstream continuation and adapter Stop
controls. Full recovery passes 257/257. All four actual local
process/ACP Stop browser flows pass in 1.4 minutes, without skips or
retries, on a fresh database.
- The unchanged runner artifact was qualified with 171/171 transport
tests, 870/870 API-authority tests, conformance 1/1, and replay 11/11.
Six controlled reader tests prove the exit/drain repair. Its local
serial Rust workspace passed 546 top-level cases plus two invoked
helpers; the later passing Linux CI supplies default-concurrency
evidence.
- Prior exact-source full chat integration passes 995/995. Settings
regressions cover concurrent stale pages, 501 destinations, pending
state, rejected updates, and explicit retry. These deterministic tests
do not prove live provider behavior.
- Retained failed attempts and their causes are in the [qualification
log](afe19299d0/doc/plans/chat-adapters/2026-09-08-chat-queue-and-webhook-repair.md).
The first merge adapter run timed out while macOS slept for 290 seconds.
Its unchanged repeat passed with a temporary sleep guard. No assertion,
deadline, or CI gate was weakened.

Review commands include `pnpm --filter @paperclipai/server exec vitest
run src/__tests__/heartbeat-process-recovery.test.ts
src/__tests__/issue-queued-comments-routes.test.ts` and `pnpm exec
playwright test --config tests/e2e/playwright.config.ts
tests/e2e/acp-stop-continuation.spec.ts`. Database suites require fresh
disposable databases. See the [browser

for provider setup and separate live acceptance steps.

## Risks

- This remains experimental. Deterministic tests and bounded live
evidence do not establish every provider feature, tenant, permission
layout, or media shape. Teams work-tenant qualification is still open.
- Failed and uncertain provider effects remain visible and can require
operator action. A transport receipt does not prove recipient
visibility.
- Native controller and runner artifacts must remain compatible.
Preserve lease ownership, terminal authority, source binding, and
quarantine during future changes.
- Access and audit rows commit together, but activity notifications
remain best-effort. This is not a new durable event outbox.
- The PR operation does not deploy a live server, replace its runner, or
change provider permissions. Remaining live qualification is documented
in the [temporary
handoff](afe19299d0/doc/plans/chat-adapters/2026-09-08-open-qualification-followups.md).

## Model Used

OpenAI Codex assisted with implementation, tool execution, testing, and
review. The work records `gpt-6-astra` assistance. The environment does
not report a context-window size. No private reasoning traces are
included.

feat(ui): add composer Stop and simplify task controls (#13104)

## Linked Issues or Issue Description

**What existing behavior does this improve?**

Task pause, resume, and cancellation in the task page and composer.

**Current behavior**

The empty composer cannot stop a running task. Task controls require
extra confirmation and reason text. Pause can show several notifications
for the task already on screen.

**Proposed behavior**

Show Stop while this task runs and the composer is empty. Text or
attachments switch it to Send. Stop and the menu use the same manual
pause hold. Parent pauses include descendants. Keep task cancellation in
the menu with a compact confirmation. Show one quiet pause row and gray
cancelled-run details.

**Reason and benefit**

Operators can interrupt execution with one click. Drafts and queued
messages keep their existing behavior. The UI waits for actual
termination, including native cancellation acknowledgment.

**Breaking changes**

No endpoint, schema, or task-status change. Pause no longer asks for
confirmation or a reason. Resume now honors the existing wake-agents
option. Task notifications are suppressed for the task and subtree
currently in view.

Related UI work: #8228 changes navigation and composer shortcuts. This
PR covers execution controls. No duplicate Stop-button PR was found. The
change improves existing controls and does not duplicate a roadmap
milestone.

## What Changed

- Add Stop, pending feedback, duplicate-click protection, and inline
errors to the composer.
- Share the pause mutation across the composer, active-run controls, and
menu.
- Poll affected runs after a pause request. Require native cancellation
acknowledgment.
- Remove pause confirmation and shared reason fields. Reduce cancel
confirmation to its task count and actions.
- Honor wake-agents for executable tasks only. Preserve the pause when
recovery review is needed; show partial wake failures inline.
- Preserve explicit legacy reconciliation decisions while their
continuation waits for dispatch.
- Suppress notifications for visible task trees. Use quiet pause and
cancellation feedback.
- Add interactive stories using production controls and native/legacy
end-to-end tests.

## Verification

- User reviewed the running feature and revised Storybooks in the
browser.
- Rebased focused checks passed: 295 original targeted tests, 161
updated route/page/notification/status tests, and 26 recovery
integration tests.
- Both isolated runner journeys pass on the final revision (1.7
minutes). Coverage includes queueing, parent and child interruption,
persisted holds, no automatic continuation, reconciled resume,
cancellation, terminal exclusions, and no Stop toast.
- Native coverage uses real runnerd with a deterministic provider
fixture. Legacy coverage checks actual process termination. Live
hosted-provider execution was not tested.
- Repository typecheck and build, Storybook build, and token gates
passed after rebase. The final server typecheck/build also passed.
- The broad local run completed its general-server stage with 7,219
passing tests, 48 skipped, and two failures from cached pre-fix source
and a stale native provider fixture. Both failed tests pass in fresh
final-head reruns after rebuilding the fixture; the script did not
continue to its later local stages. CI runs all test groups on the final
revision.
- Final revision: all 31 applicable CI checks passed; Storybook visual
regression was skipped by its workflow conditions. Greptile: 5/5, zero
unresolved comments.
- Review `Tasks / Execution Controls` in Storybook. Type and clear a
draft, stop a run, expand cancellation details, and test the menu on
desktop and mobile.

## Risks

- Stop pauses descendants for a parent task. This is the existing pause
contract.
- A held task can remain active if interruption fails. The UI shows an
error instead of claiming termination.
- Resume can start multiple assignees when wake-agents is selected.
Backlog, blocked, and terminal tasks stay excluded. Existing execution
reconciliation remains mandatory where required; Resume never invents
action-outcome evidence.
- Notification suppression uses the visible task and cached subtree.
Notifications for unrelated work remain enabled.

## Model Used

OpenAI GPT-6 through Codex. The exact runtime snapshot and
context-window limit are not exposed in this session. Used reasoning,
tool calls, code execution, and browser inspection.

feat(onboarding): first task opens as a chat with a chief of staff (#13068)

### Subsystem affected

Onboarding wizard, the seeded first task and its texts, task-chat
question cards, agent hiring, and the instance experimental settings.

### Problem or motivation

The onboarding wizard collects a mission through two extra steps and a
questionnaire. The UI then composes the first agent's instructions and
the first task description from those answers. The first task wakes the
agent at once, so the agent runs and posts before the user types a word.
Board operators cannot change the greeting, the brief, or the persona
without editing TypeScript. Question cards in chat behave differently
per adapter, and a single-select pick submits on click. A misread hire
response could create a duplicate agent that the creating agent cannot
remove.

### Proposed solution

Reduce the wizard to four steps and stop the UI from authoring agent
texts. Move the greeting, the brief, the chief-of-staff persona, and the
opening question into markdown and JSON files that the server loads at
runtime. Seed the persona onto the first agent through an explicit hire
marker. Do not wake the first task until the user answers the opening
card or types. Give every question card the same Cancel / Skip / Next
actions. Add an experimental toggle that switches the single-task
proposal between one confirmation card and a plan document with a
checkbox card. Make agent hires idempotent within a run.

### Alternatives considered

- Keep the mission questionnaire and feed it into the brief. Rejected:
the agent asks better questions in chat, and the wizard gets shorter.
- Keep the first task open-ended with a plain composer. Rejected: a
two-option card gives the user a clear first move.
- Derive the plan-document behaviour from the user's intent only.
Rejected in favour of an explicit experimental toggle so operators can
choose.
- Key the "pick does not submit" behaviour off the presence of a submit
label. Rejected: several adapters set a submit label on single-select
cards, and their cards would change behaviour.

### Roadmap alignment

`ROADMAP.md` lists no planned core work on onboarding or the first task.
This change refines the existing flow and does not duplicate planned
work.

## What Changed

- Wizard: four steps (Name your organization, Create your first agent,
Connect a model, Review). The front door and both mission steps are
removed with their state and saved-progress keys. The UI no longer
composes the first agent's instructions or the first task description.
- Server-owned texts: the greeting, the brief with two proposal
variants, the chief-of-staff persona, the opening question, and a README
live in `server/src/onboarding-assets/first-task/` and load at runtime.
The create route stores the assembled brief and ignores any client
description.
- Persona seed: an `onboardingFirstAgent` marker on the hire lets the
server seed the chief-of-staff persona over the first agent's entry
file. Board-authored hires only. The persona tells the agent the hire
response shape and to list agents before it acts on an unclear result.
- No auto-run: the first task does not queue an assignment wake. The
stranded-assignment reconciler leaves it idle until a user comment or an
answered card exists.
- Opening card: the server seeds an `ask_user_questions` card right
after the greeting with two options: "Interview me and propose a plan
and an agent team to execute it." and "I have a task in mind" with free
text. Answering wakes the agent.
- Experimental toggle `enableFirstTaskPlanProposal` (default off): the
single-task proposal is one confirmation card, or a plan document plus a
checkbox card when on.
- Question cards: every `ask_user_questions` card renders Cancel, Skip,
and Next (the submit label on the last question). Skip hides on required
questions. Picking an option no longer advances or submits by itself.
- Wizard guards: the dashboard's agentless offer ignores a cached empty
agent list while a refetch is in flight. The hire step adopts an agent
that already carries the typed name instead of hiring "Name 2".
- Agent hires are idempotent within a run: a retry of the identical
request under the same run id returns the existing agent with `200` and
`idempotent: true`. The fingerprint covers the whole validated request,
so a corrected payload is a new hire. Lookup, create, and activity
record run under one lock per company and run, so overlapping retries
cannot both create.
- The Paperclip Runner experimental flag defaults to on for self-hosted
instances. Cloud keeps its declared default: a managed instance whose
tenant row and managed overlay omit the flag resolves it to off.
- Question cards: a send that finds an earlier required answer missing
returns to that question with a message instead of failing silently.
- The two onboarding e2e specs follow the new wizard: the front door and
growth intake shots are gone, and the planning-mode spec dismisses the
opening card before it reads the composer.
- Docs: `docs/board-operator/editing-first-task-texts.md` explains how
to edit the texts and the toggle.

## Verification

Results on this branch:

- Typecheck is clean for shared, ui, and server.
- Token gates: 4 of 4 clean.
- UI: 344 tests pass across 23 files.
- Server: all suites pass. The first test in `agent-skills-routes` has
its own 10 s cap and needs about 15 s on my laptop for the app cold
start. It passes with a longer cap. This PR does not change that cap.

Manual steps on a dev instance:

1. Open `/onboarding`. Confirm four steps: Name your organization,
Create your first agent, Connect a model, Review.
2. Finish the wizard. Confirm the first task shows the chief-of-staff
greeting and the opening card with two options. Confirm no run starts.
3. Pick "Interview me…". Confirm no run starts. Press Continue. Confirm
a run starts and an interview card of 3–4 questions arrives.
4. On a fresh organization, pick "I have a task in mind", type a task,
and press Continue. Confirm a proposal arrives as one confirmation card.
5. Turn on Settings → Experimental → "First task: propose with a plan

## Risks

- `pnpm dev` now builds the runner daemon because the Paperclip Runner
flag is on by default. Developers without a Rust toolchain must set
`PAPERCLIP_RUNNER_BINARY` or turn the flag off. Self-hosted instances
that never set the flag now let qualified agents use the runner.
- The wizard drops the mission steps and their saved-progress keys. A
user who is mid-wizard on an older build restarts at step 1 after an
upgrade. Existing organizations are not touched.
- The first task no longer runs on its own. A user who neither answers
the card nor types sees no agent activity. This is intended.
- The persona seed applies only to hires that carry the marker from the
wizard. API hires are unchanged.
- Hire idempotency is scoped to one run id and to the exact request.
Retries across runs, or with a changed payload, still create a second
agent. The lock is per server process, which matches how an instance
serves its API.
- Single-select question cards no longer submit on pick. Users of
adapters that relied on that behaviour now press Next.
- No database migrations.

**What happened?**
Recent task rows can repeatedly swap positions when two tasks receive
updates. Older detail responses can also move a task below another task
after a newer comment promoted it.

**Expected behavior**
Rows remain stable during an update burst. The final activity order
appears after one second of quiet. Old responses never reduce the
recorded activity time.

**Steps to reproduce**
1. Enable the streamlined UI and open multiple tasks.
2. Send alternating updates to two tasks in the recent list.
3. Observe row order while those updates arrive and while older detail
data refreshes.

**Paperclip version or commit**
Base commit: 1cc45086d.

**Deployment mode**
Board UI. The behavior is independent of the server deployment mode.

Related work: #12854 and #12746 introduced the current navigation.
#12314 is an earlier experimental sidebar proposal; this fix targets the
implementation already on master.

## What Changed

- Keep stored activity timestamps at their newest observed value in both
recording paths.
- Debounce activity-driven row moves for one second. Keep additions and
removals immediate.
- Keep detail query observers in a fixed order and resolve task text by
task ID.
- Add regression coverage for alternating updates, stale data,
additions, and removals.
- Document recent task ordering in the development guide.

## Verification

- Passed: 17 focused recent task tests.
- Passed: `pnpm check:token-gates`.
- Passed: `pnpm -r typecheck` and `pnpm build`.
- Passed: Greptile 5/5 on commit
`8861961de9aaa7e9a8184826bc5ce367450f9e8a`, with no review threads or
actionable findings.
- Passed: all 31 remote checks, including all general and serialized
test shards, browser tests, release verification, and build. The opt-in
Storybook visual check was skipped by policy.
- One unrelated concurrent artifact-document test failed on the first CI
attempt. Its 11-test suite passed locally, and the single CI retry
passed without code changes.
- The duplicate full local `pnpm test:run` was started; the completed CI
suite provides the full-suite result.
- Regression tests use fake timers to check that rows remain fixed
during alternating activity, text refreshes immediately, and the final
order appears after one second of quiet.

## Risks

- Continuous activity intentionally delays row moves until updates
settle. New and removed tasks still appear immediately.
- Storage format and server contracts stay compatible. No migration is
needed.

## Model Used

OpenAI GPT-6 through Codex, with reasoning, repository inspection, code
editing, and test execution. The exact deployment model ID and context
window size are not exposed in this session.

This improves the Apps connection setup flow, managed Google connection

**Subsystem affected**

Cross-cutting. This changes `ui/`, `server/`, `packages/shared/`,
connector documentation, and browser tests.

**Current behavior**

Apps require an experimental switch. Setup pages repeat titles and
explanatory copy. Connection names require manual input. Google
credential sharing does not always offer both personal and organization
access. Generic MCP providers do not start with the same permission
choices. Managed OAuth needs a public URL setting even when the request
already has a safe HTTPS origin.

**Proposed behavior**

Apps are available by default. Setup asks only for required permissions
and sharing choices. Paperclip creates conflict-free connection names.
Google apps and generic MCP providers use the same human and agent
access model. Managed OAuth derives a validated same-origin HTTPS URL
when no explicit public URL is set.

**Reason and benefit**

A clean self-hosted install can connect a managed Google app without
hidden setup. Humans can share a service account with their
organization. The shorter flow reduces duplicated choices and setup
errors.

**Breaking changes**

The Apps experimental switch is removed. Existing connection APIs remain
compatible. New connections can receive a numeric suffix when a name
already exists.

No duplicate or related public issue was found.

## What Changed

- Removed the Apps experimental gate and the breadcrumb that leaves the
Apps section.
- Simplified all connection setup pages and moved optional provider
requirements into one small link.
- Added consistent human and agent access choices for Google apps,
Zapier, and generic MCP connections.
- Added organization sharing to Google Workspace credentials while
keeping personal access available.
- Generated connection names automatically and resolved name conflicts
with numeric suffixes.
- Derived a validated public HTTPS origin from the request for
config-free managed OAuth.

Hide host-path and execution-engine surfaces in managed-sandbox-only mode (#12293)

fields. It also improves route gating for `enableIsolatedWorkspaces`.

**Subsystem affected**

Cross-cutting (`ui/` and `server/`).

**Current behavior**

When `enableManagedSandboxOnly` is on, the local environment disappears
from the
environment pickers and the server refuses to run an agent on the local
host.
Everything else stays visible. A user still sees:

- the project "Local folder" row, its absolute path, and the
Set/Change/Clear buttons
- the "Local folder" field and its "Choose" folder picker in the
new-project dialog
- the "Local path" field and fact row on a project workspace
- the "Paths" and "Lifecycle commands" groups on an execution workspace
- the working directory on workspace cards, task properties, and runtime
service rows
- the plugin "Local folders" section
- "Working directory (deprecated)", "Command", "Execution engine",
"ACP server command", "ACP state directory", and "Agent instructions
file" in
  the agent configuration form

A path typed into any of these names a filesystem no agent on the
instance uses.
The project workspace API also accepts a `cwd` write and stores it.

Separately, `/workspaces`, `/execution-workspaces/*`, and
`/projects/:projectId/workspaces/:workspaceId` render for anyone who
types or
bookmarks the URL, even with `enableIsolatedWorkspaces` off. Only the
sidebar
entry reads that flag.

**Proposed behavior**

With `enableManagedSandboxOnly` on, none of those surfaces render. A
project
whose codebase came from a managed checkout keeps its one-line
"Paperclip-managed folder." label and shows no path. The non-path
controls stay:
repo URL, branch, service URL, port, command output, ACP session mode,
ACP
non-interactive permissions, Codex fast mode, and the sandbox toggles.

The project-workspace create and patch routes, and the nested workspace
on
project create, answer `422` with
"This instance runs agents only in the platform-managed environment;
local
folders are not configurable." when the payload carries a non-null
`cwd`.
A `cwd: null` write still passes, so an instance that just turned the
feature on
can clear a stale path.

With `enableIsolatedWorkspaces` off, the three workspace route groups
redirect to
the dashboard.

**Reason and benefit**

A control that cannot do anything is worse than a missing control: the
user fills
it in, saves, and gets no error and no effect. The server rule turns
that silent
no-op into a clear refusal. The route gate stops a feature that an
instance has
turned off from staying reachable by URL, which is the same standard the
Cases,
Pipelines, and hidden-settings pages already meet.

**Breaking changes**

None for a default instance: both flags are off by default for
self-hosted and
managed instances, so nothing changes unless an operator turns them on.
Stored
`adapterConfig` values are never cleared, so turning the feature off
restores
every previous value.

## What Changed

- Add `ui/src/hooks/useManagedSandboxOnly.ts`, modelled on
`useAppsEnabled`, for
components that do not already read the experimental settings. It
exposes
`hideHostPaths`, which fails closed while the settings query is in
flight, so
a cold cache never flashes a host path before the policy resolves.
Components
that keep their own settings read compute the same gate from
`isFetched`.
- Add `managedSandboxOnly` to `AdapterConfigFieldsProps` and populate it
where
`AgentConfigForm` builds the adapter field props. Resolve the effective
instructions-file gate once as `hideInstructionsFile || hideHostPaths`,
so
  every adapter hides that path field with no per-adapter edit.
- Hide under the flag: the project "Local folder" block and its
absolute-path
  edit panel (a managed checkout keeps its label, without the path); the
new-project "Local folder" field; the project-workspace "Local path"
field and
fact row; the execution-workspace "Paths" and "Lifecycle commands"
groups; the
working directory on the workspace summary card, the task workspace
card, the
task properties "Folder" row, and the runtime service rows; the plugin
"Local
folders" section; "Working directory (deprecated)" and "Command" in the
agent
form; and the per-adapter "Execution engine", "ACP server command", and
"ACP state directory" for `claude_local`, `codex_local`, and
`gemini_local`.
- Drop two working-directory fallbacks that had no gate to read: the
close-workspace
dialog now falls back to "No additional details", and the reuse-existing
  workspace label and picker subtitle fall back to a neutral phrase.
- Refuse a non-null `cwd` with `422` on `POST /projects/:id/workspaces`,
`PATCH /projects/:id/workspaces/:workspaceId`, and the nested workspace
on
  `POST /companies/:companyId/projects`, following the
  `assertNoAgentHostWorkspaceCommandMutation` precedent on those routes.
- Add `IsolatedWorkspacesRouteGate` and wrap the `/workspaces`,
`/execution-workspaces/*`, and
`/projects/:projectId/workspaces/:workspaceId`
  routes with it.
- Leave the SSH "Remote workspace path" and the workspace file browser
alone,
  with a comment explaining why.

## Verification

Automated:

- `pnpm --filter @paperclipai/ui exec vitest run` — 479 of 480 files
pass
(4455 of 4456 tests). The one failure is `OnboardingWizard.test.tsx >
renders
instead of throwing when the browser denies storage access`, which also
fails
  on `origin/master` and is unrelated to this change.
- `pnpm --filter @paperclipai/server exec vitest run project workspace
instance-settings`
— 45 of 50 files pass. Four files fail on macOS for reasons unrelated to
this
  change: `workspace-instance-cleanup`, `workspace-runtime`,
  `execution-workspace-runtime-control-conflict`, and
  `workspace-runtime-exposure` compare `/var/...` against the resolved
`/private/var/...` or bind real ports. The same files fail on a clean
`master`
  checkout on the same machine.
- `pnpm --filter @paperclipai/ui typecheck`
- `tsc --noEmit` in `server/` (after
`pnpm --filter @paperclipai/plugin-sdk ensure-build-deps`). The package
`typecheck` script also builds the Rust runner, which needs `cargo`; it

## Risks

- Low. Both flags default to off, so a default instance is unchanged.
- The hidden fields are presentation only. No stored `adapterConfig`
value is
cleared, because an import carries adapter configuration written on
another
instance and clearing it would break that flow. Turning the setting off
shows
  every previous value again.
- The `422` is the one behavior change for an API caller, and only while
the
setting is on. `cwd: null` still passes so a stale path can be cleared.
- The route gate renders nothing until the flag query settles, so an
instance
with isolated workspaces on never flashes a redirect. An instance with
the
  feature off now redirects a bookmarked workspace URL to the dashboard.
- Every host-path guard fails closed while the settings query is in
flight, so a
default instance shows those controls a moment later than before on a

load. That is the safe direction: the alternative flashes a path a

- Two path surfaces stay on purpose, each with a comment: the SSH
"Remote
workspace path" is a path on the user's own remote host, and the

shared servers.
- Lock the controls with a badge instead of hiding them: rejected for
these surfaces, because they are meaningless to tenants, not merely
platform-controlled; the existing managed-overlay lock stays the right
tool for controlled flags.

**Roadmap alignment**

Supports the "shared deployment story" item in ROADMAP.md: hosted and
semi-hosted deployments keep the same product with a settings surface
that matches what the tenant can actually do.

- New `packages/shared/src/settings-visibility.ts`: registry of hideable
surfaces (every instance settings page — profile, environments, access,
heartbeats, experimental, plugins, adapters; every Instance → General
section; every experimental flag as `instance.experimental.<key>`), the
`PAPERCLIP_HIDDEN_SETTINGS` parser, and the `settings_operator_managed`
error code. The General page stays visible as the settings root and
redirect target.
- New `server/src/services/settings-visibility.ts`: parse-once accessor;

gate (hidden pages redirect to the settings root); the settings sidebar
and tab bar drop hidden entries; remembered settings paths remap to the
default page; `InstanceGeneralSettings` skips hidden sections; every
`ExperimentalToggleCard` now carries its flag key and renders nothing
when hidden.
- Removed the dead `InstanceSidebar` component (referenced only by its
own test).
- Docs: `docs/deploy/environment-variables.md` documents the variable
and the key registry.

## Verification

- `pnpm vitest run` over the new and extended suites: shared registry
and parser, representative floor tests per route class (changed-value
403, same-value echo 200, unset env 200, page-level Experimental
hiding), the health field, the route gate, nav filtering, and
section/card hiding with one hidden example per surface kind — 168 tests
pass.
- Full root `pnpm typecheck` passes.
- Manual: booted a server with the variable set. `/api/health` lists the
keys; an unknown key logs one warning and the server boots; hidden pages
redirect; hidden sections and cards do not render; hidden-field PATCH
returns 403 with `details.code = "settings_operator_managed"`; a
same-value echo returns 200. Unset the variable: the full settings
surface returns and responses are byte-identical to master.

## Risks

- Low risk for self-hosted instances: with the variable unset, the
hidden set is empty, the health field is omitted, and no floor
activates.
- Flooring plugin config writes assumes hosted deployments configure
plugins through the platform. If a future bundled plugin needs
tenant-entered config, the floor needs a narrow carve-out.
- Hidden-key floors tolerate same-value echoes, so API clients that
round-trip full GET responses keep working.
- Hiding a toggle does not change its value; operators pair hiding with
the desired default where the value matters.

**What happened?**

The three gates were written against a shared, account-less company
cache. #11488 keyed that entry by account, which made the documented
hazard impossible — but the documentation stayed. Each gate now carries
a long explanation of a cross-account leak that the key prevents, while
the mechanism it explains is in fact still required for a different and
unrelated reason.

That is a maintenance hazard in a specific direction: a reader who
checks the comment against the code concludes the mechanism is obsolete,
removes it, and reintroduces a failure the comment never mentioned.

**Expected behavior**

The reasoning next to each gate describes why the gate is there now.

**Steps to reproduce**

Read the comment above `ownershipDecidable` in `OnboardingWizard.tsx`
against `master`. It justifies `isSuccess` on the grounds that "after an
account switch the retained value is the previous account's list", which
the account-keyed entry makes impossible.

**Paperclip version or commit**

`master` at `0817fbad9`.

## What Changed

- `ui/src/pages/InviteLanding.tsx` — dropped the
`Boolean(sessionQuery.data)` conjunct from `membershipListIsCurrent`;
rewrote the comment.
- `ui/src/components/OnboardingWizard.tsx` — replaced the shared-cache
explanation above the ownership gate with the reason the gate still
exists.
- `ui/src/hooks/useSignOut.ts` — corrected the sweep's rationale, which
cited the company list as its example of data the next account could

### The one dead condition

`membershipListIsCurrent` tested `Boolean(sessionQuery.data) &&
companiesQuery.isFetchedAfterMount`. The first term cannot be false when
the second is true: the query is `enabled` only while a session exists,
so the flag cannot be set without one. The lapsed-session case it looked
like it covered is covered by the keying instead — the observer re-keys
to the anonymous entry and holds no data to leak.

Tests pass with it removed, but that only shows no test distinguishes
it, which is why the reasoning above is recorded in the code rather than
left for the next reader to redo.

### What is deliberately kept

Each gate turned out to be load-bearing for a reason that has nothing to
do with accounts:

- **InviteLanding** still waits for a list fetched this mount. A pending
query reads as an empty list, which reads as "not a member", which
auto-accepts an invite the customer may already hold.
- **OnboardingWizard** still forces a fetch with `staleTime: 0`. A
cached list is the right account's but can be thirty seconds old, so a
company created moments ago in another tab is missing from it — and
missing reads as "you do not own this", which *deletes* the draft rather
than withholding it.
- **CompanyProvider** still clears the live selection on an account
change. That is component state and does not change key with the query.

Removing them as redundant is the mistake the stale comments invited;
this change is what makes that argument harder to make by accident.

## Verification

- `pnpm tsc -b` in `ui`: clean.
- `InviteLanding.test.tsx`, `OnboardingWizard.test.tsx`,
`CompanyContext.test.tsx`, `useSignOut.test.tsx`,
`companies-query.test.ts`: **67 passed**, run twice.

No behaviour change is claimed and none is intended: the only
non-comment edit is the removal of a condition that cannot alter the
expression's value.

**Not done:** no browser run. Nothing here is observable at runtime.

## Risks

Low. Comments, plus one condition shown to be unreachable-false.

The risk that remains is a documentation risk in the other direction: if
the keying is ever reverted or bypassed, these comments will understate
what the gates protect against. They name #11488 so that connection is
findable.

**This does not close the class.** Account-scoped entries other than the
list — `["companies", id]`, stats, and the rest — still survive an
account change that skips the sign-out button. That is unclaimed work,
and larger than this.

refactor(ui): record why sign-out resets rather than removes (#11473)
Comment only. Salvaged from `claude/sign-out-cache-note`, written while #11380
was in progress and never opened as a PR; that branch is deleted with this.

#11380 landed the reasoning for `resetQueries` but not the evidence, and not
the part that stops someone reversing it later.

The choice was measured rather than argued. Against query-core 5.101.4,
removal produced 0 notifications and left the observer holding the signed-out
account's session; reset produced 3 and null. The consequence of the former is
not only a stale read - CloudAccessGate's redirect fires on the session going
empty, so it never runs.

The opposite advice really does hold for a local reset of a key an observer is
still mounted against: reset rewinds the update counters `isFetchedAfterMount`
derives from while that observer keeps its bind-time baseline, so anything
gated on the flag withholds forever. Sign-out is not that case, because it
resets the session too and the consumer unmounts on the redirect.

Two sessions reached opposite recommendations on this API within a day, both
correct about different situations, which is the kind of thing a later reader
re-litigates without a note in the file.

The first revision of this note named the wrong consumers - InviteLanding and
the onboarding draft gate, neither of which reads `isFetchedAfterMount`.
`AppsConnect` is the only one on master and is what it names now.

ui typecheck clean; 13 pass across the sign-out suites.

fix(ui): clear account-scoped query caches on sign-out (#11380)
Sign-out invalidated two query keys - the auth session and health - and left
everything else in the cache. `invalidateQueries` also keeps serving the old
data while it refetches, so it was insufficient even for the two it did touch.
The company list was never touched at all, which is how one account's
companies could still be in hand when the next account signed in.

The self-hosted path now resets every account-scoped entry. Scoping is an
allowlist of instance-scoped roots rather than a list of things to clear, so a
query key added later is account-scoped unless someone deliberately says
otherwise - forgetting this file fails closed.

`health` is the only exemption. It carries deployment mode, bootstrap state
and Cloud metadata, nothing account-scoped, and `useCloudInstance` observes it
with `enabled: false` and leaves the fetch to CloudAccessGate. Dropping the
entry would strand every such observer on `null` until the gate happened to
refetch, flipping Cloud instances into their self-hosted rendering mid
sign-out. It is refreshed in place instead.

`resetQueries` rather than `removeQueries`: removal empties the cache without
notifying the observers already subscribed, so a mounted `useQuery` keeps
returning its last result until an unrelated re-render rebuilds it.
CompanyProvider sits above the router and stays mounted across the whole
sign-out and sign-in cycle, so that is the common case here rather than a
corner one. Reset notifies them, so the old data leaves the cache and
everything reading it.

The cloud path is untouched: it is a top-level navigation, and the document
reload builds a new QueryClient with nothing left to clear.

This is the root cause behind the onboarding draft-ownership gate added in
#11382. That gate stays, and its comment now says why: this fix covers the
sign-out button, not the question. An account can change without it - a
session lapsing server-side, a second account signing in on a warm tab, a
caller supplying the company context from somewhere else - so the gate stays
independent rather than deferring to this.

ui typecheck clean; full ui suite 4014 pass, with only the timezone-dependent
IssueProperties failure already present on master.

fix(onboarding): carry an existing company's mission into the wizard (#11416)
Ports the substance of #11259, which predated the recent onboarding work and
was still open. One of the parts it solves is a regression #11352 introduced.

A company that already has its mission opens on the agent step, which is the
point of #11352. What that missed is that the mission field is filled only by
the step being skipped, and that the field is not decoration:
`composeCeoInstructions` seeds the lead agent's instructions from it, and the
Review checklist reads it. So every Cloud-seeded company hired its lead agent
with no Mission line at all, having been routed there precisely *because* it
had a mission. Before #11352 those companies dead-ended on the mission step; a
dead end became a quiet data loss, which is worse, because it completes.

`selectExistingCompanyMission` reads the company's own goal back into the shape
the mission field holds, and the wizard hydrates from it - only when the field
is empty, so a customer editing their mission is never overwritten by the
stored copy. The marker recording that hydration travels with the field it
describes, cleared wherever `companyGoal` is.

`isExistingCompanyMissionUnresolved` holds the hire while that read is
outstanding, counting an in-flight refetch over cached goals as unresolved.
That is the rule #11382 settled on a day earlier for a different consumer -
`isFetching`, not `isLoading`, because retained data is not an answer to the
question being asked now. #11259 had it first, on 11 August.

`canGoBackFromOnboardingStep` and `canJumpToOnboardingStep` bound how far back
a run can walk by the step it entered on. The Back button already applied that
rule inline; the progress bar applied only the "already completed" half, so a
run holding a company could still jump to step 1 - the step whose job is to
create one. The entry step is captured once, when the wizard opens, for the
same reason the step itself is.

`planMissionPersistence` came with them and turned out to be required rather
than tidying. Hydration sets `createdCompanyGoalId` from the company's existing
goal, and confirming the mission read that id as "already written" and skipped
the write, discarding the customer's edit. That skip was safe only while the id
could arrive one way - by writing. A goal in hand now means update it.

Each piece was checked by removing it and confirming a specific case fails.
The hydration case asserts on `saveInstructionsFile`'s content, the actual
consumer, rather than on the mission textarea, because the entry path never
renders that field and the navigation bound now prevents reaching it. One
caveat recorded rather than smoothed over: the reopen case fails only when
both marker-clears are removed, since `reset()` also clears the company id and
the next introduction routes through `clearCompanyScopedState`. They are kept
as one invariant rather than one guard plus a coincidence.

ui typecheck clean; full ui suite 4004 pass. Two failures remain, in
IssueProperties and StatusCards/format; both are date-dependent, both
reproduce on master with these changes stashed, and neither file is touched
here.

feat(ui): send a company with no agent into onboarding, at the right step (#11352)
A company with no agent cannot do anything: no runs, no tasks, nothing to
show. The dashboard says so in a banner with a link, which asks the customer
to notice a problem the product can fix for them. It is worse for a company
created by Paperclip Cloud: Cloud creates the company before the tenant
boots, so the companyless redirect never runs, and the customer arrives on an
empty dashboard straight out of a signup flow that already asked for a
mission.

The dashboard now opens onboarding when the agent list has loaded and is
empty, and onboarding opens on the agent step when the company already has
its mission — read from the company-level goal the seed writes, under the
query key the launch path already uses, so it shares a cache entry rather
than adding a fetch.

The step is decided once. `initialStep` is derived from the company list and
the goal list, so it changes on any retry, refetch or cache invalidation. An
effect that took it as a dependency called `setStep` on every one of those
and moved a customer who was already mid-flow. Gating the input only narrowed
that window; it could not close it. The step now belongs to the request that
opened the wizard: the effect reads it through a ref and is keyed on the
wizard opening or the company changing. `createdCompanyIdRef` beside it
already used this pattern for the same reason.

That exposed a path nothing had ever taken. A company reached the mission
step only by creating itself on step 1, so opening an existing company there
found code that had never run: `companyName` is only typed on step 1, and
both ways forward require it, so the step could not be completed at all; and
confirming advanced without writing anything, so the mission the customer
typed was discarded. Both fixed, and the write now reconciles against the
goal list rather than adding a second company goal, since the mission lookup
fails open and can send a company that has one back to that step.

Company-scoped state now stays with its company. `clearCompanyScopedState`
runs when the route replaces a company and when it withdraws one — the same
event, and clearing half of it left a goal id that made the next company skip
a mission it had never given. `stillTheSameCompany` guards all five async
writes, after the server work rather than before it, so a company switch
mid-flight cannot hand the new company the old one's goal, project, issue or
agent, and cannot leave a hired agent without its instructions file. The
keyboard path honours `loading` like every button already did.
`claimOnboardingOffer` makes onboarding an offer that stays declined for the
visit.

Route ownership is now recorded whenever the route names a company, including
one the wizard already holds. This changes a documented rule deliberately:
without it a self-created company was never withdrawn, so `/onboarding` would
show "create a company" while still holding the previous one and write the
customer's new mission into it.

Tested at the seam, because every defect on this branch lived between a value
and its consumer and the predicate tests passed at every stage.
`OnboardingWizard.step.test.tsx` renders the real wizard against the real
resolver and the real mission hook across 18 cases, and each was
fault-injected against the code it replaces rather than trusted on a green
run. That caught a case that passed against the broken code, and a race in
one of the guards.

ui typecheck clean; full ui suite 3923 pass, with one timezone-dependent
IssueProperties failure present on this branch's base in a file this change
does not touch. All CI gates green; Greptile 5/5.

**What happened?**

On the first load against a backend that was still starting, the app
showed its loading animation and then a blank page. The console showed
repeated `WebSocket connection to 'wss://…/api/companies/<id>/events/ws'
failed` lines and `Uncaught Error: Minified React error #185` with a
stack through the shared-polling coordinator's `subscribe`. The
websocket retries continued indefinitely on the dead page. A manual
refresh fixed it.

**Expected behavior**

A backend that is briefly unreachable degrades gracefully: websocket
reconnects back off, the UI keeps rendering from cache, and even a
worst-case crash shows a reload prompt instead of a blank page.

**Steps to reproduce**

1. Serve the UI while the backend API is still starting (websocket
upgrades and API calls refused).
2. Load any company page with several shared-polling consumers mounted
(dashboard with sidebar).
3. Observe repeated websocket failures; on affected loads the page goes
blank with React error #185.

## What Changed

- `ui/src/hooks/useSharedPolling.ts`: coordinator snapshot notifications
now keep the previous state object when leadership did not change, so
React bails out instead of scheduling a nested re-render. `subscribe`
invokes its listener synchronously from inside the mount effect with a
fresh object each time; before this change every mount and notify burned
nested-update budget even with no value change — the crash frame in the
field report was exactly this `subscribe → setState` call.
- `ui/src/components/transcript/useLiveRunTranscripts.ts`: the live
event websocket reconnect backs off exponentially (1.5s → 15s cap, reset
on successful open), mirroring `LiveUpdatesProvider`, instead of a flat
1.5s retry.
- `ui/src/components/AppErrorBoundary.tsx` (+ wiring in
`ui/src/main.tsx`): a dependency-free boundary above the router and
providers. `RouteErrorBoundary` only guards the routed `<Outlet />`; a
crash in the shell around it had no boundary, so React unmounted the
root to a blank page. The boundary renders a reload prompt with the
error message.
- Tests: `useSharedPollingSnapshot.test.tsx` (mount costs no extra
commit — fails against the previous code; a real leadership change
re-renders exactly once and ticks stay quiet), a backoff test in
`useLiveRunTranscripts.test.tsx` (delays grow 1.5s → 3s → 6s and reset
after a successful open), and `AppErrorBoundary.test.tsx` (render throw,
effect throw, healthy pass-through).

## Verification

- `pnpm vitest run` in `ui/` over the touched suites (shared polling,
cross-tab poll, transcripts, boundary): 34 tests pass.
- `pnpm typecheck` in `ui/` — clean.
- The snapshot regression test was verified to fail against the
pre-change hook (extra commit per mount).
- Not reproduced end-to-end: the exact 50-update cascade from the field
crash needs a live cold backend; the change removes the identified
per-mount/per-notify nested commits at the reported crash frame, bounds
the reconnect load, and guarantees the shell can no longer blank the
page.

## Risks

Low risk. The snapshot change only suppresses re-renders whose state is
value-identical; leadership changes propagate exactly as before. The
backoff only lengthens retry delays after consecutive failures and
resets on success. The new boundary renders children untouched unless an
error reaches it; behavior on healthy loads is unchanged. Self-hosted
deployments see the same code paths — the cold-backend window simply
rarely occurs there.

**Subsystem affected**

**Current behavior**

The Plan tab renders only the issue document literally named `plan`. The
Artifacts tab renders only formal work products. Agent-authored
documents with any other name, and files agents attach to comments, do
not appear anywhere in the sidebar. Thread images open as bare links.

**Proposed behavior**

The Plan tab lists every non-system issue document, with the `plan`
document first and the others rendered inline below it. The Artifacts
tab composes three sources — work products, issue documents, and
agent-created comment attachments — deduplicated against
attachment-backed work products via `metadata.attachmentId`, and shows
whenever any source is non-empty. Work-product rows without a resolvable
attachment or document fall back to links found in their metadata so
they stay clickable. Images in the thread open a shared full-screen
lightbox with a download action. Files uploaded by users stay
thread-only and are not mixed into the Artifacts tab.

**Reason and benefit**

Agents routinely produce documents that are not named `plan` and attach
files to their comments. Users reading the thread must be able to find
every one of those outputs from the sidebar. Redundant surfacing is
acceptable; an unfindable document is not.

**Breaking changes**

None. This is additive rendering; no schema or API changes.

## What Changed

- `IssuePropertiesPlansTab.tsx`: renders all non-system issue documents,
`plan` primary, others inline below via `MarkdownBody`

- File chips now appear after an asynchronous availability check, so
path-shaped text can briefly render as inline code.
- Availability results use the existing 30-second file-resource cache
window. File-resource invalidation forces a new check.
- The endpoint limits each request to 100 references and the client
chunks larger sets.

revert(ui): back out onboarding port (#10786) (#11067)
This reverts commit 11e56654f8.

#10786 ported the onboarding flow from a standalone prototype and
repointed `/onboarding` at the new `CloudOnboardingFlow`, deleting the
existing `OnboardingWizard.tsx` in the process. The ported flow is not
ready to be the shipping onboarding experience: it landed as a single
large port rather than an incremental migration, it pulled `motion`,
`three` and `@types/three` onto the UI dependency list for prototype
visuals, and it deleted the wizard that four in-flight pull requests
(#9900, #9501, #8982 and one more) were building on — those went
CONFLICTING the moment the file disappeared.

Rather than keep the half-migrated state on master while that is sorted
out, back the port out whole and re-land it incrementally. This restores
`OnboardingWizard.tsx` and the previous versions of the four e2e specs,
drops the `onboarding-preview.html` Vite entry, the DesignGuide
onboarding section and the `data-viz-misc` storybook story, and removes
the three prototype dependencies from `ui/package.json`.

This is an exact mechanical inverse of the squash commit — 41 files,
+2089/-3647, no hand edits. Reverting this commit restores all 41 files
byte for byte, so the port is recoverable in full when it is ready.

`pnpm-lock.yaml` is deliberately not touched. #10786 never updated it;
bot commit 4683f26c9 (#11036) added the `motion`/`three` entries
afterwards, so the lockfile is now ahead of the manifest. CI owns
lockfile updates (`.github/workflows/pr.yml`) and the policy job
regenerates it from the changed manifest.

**What problem does this solve?**
Onboarding is the first thing a new user sees, and the shipped wizard
had drifted from the current design. In parallel, cloud and local
installs need different first-run paths: local has no hosted sign-in,
and its agent runs on a CLI adapter installed on the user's machine,
which the cloud path never has to ask about. There was no way to express
that difference without either forking the whole wizard or bolting
conditionals onto a single linear flow.

**Proposed solution**
Extract the onboarding step views and shell into a shared core, then
compose two thin flow containers (cloud and local) over it. Keep all
backend orchestration in the existing `useOnboardingFlow` hook so no
working logic is rewritten.

**Alternatives considered**
- *Single flow with a `variant` prop* — most DRY, but the two flows are
intended to ship on different app versions, and a shared file would have
to be split later anyway.
- *Two fully independent copies* — simplest per-flow, but every shared
refinement (spacing, motion, copy) would have to be made twice and would
drift.

## What Changed

- **Shared core** under `ui/src/components/onboarding/`:
`OnboardingScaffold` owns the full-screen shell and the single
`AnimatePresence` step crossfade, so both flows transition identically;
step views (Start / Company / Agent / Task), `FooterNav`, `AgentPreview`
and the motion constants are extracted for reuse.
- **`CloudOnboardingFlow`** — `start → company → agent → task`; mounted
in the real app via `OnboardingWizardVariant`. Behaviour matches the
retired wizard, including `previewMock` and the existing-company ("add
an agent") entry point.
- **`LocalOnboardingFlow`** — skips sign-in and adds an optional email
ask (with a privacy assurance), a local model/adapter step that hires
with `requireEnvProbe: true`, and a "star us on GitHub" interstitial
before completing. **Harness-only for now** — the real app still mounts
the cloud flow.
- **Deleted `OnboardingWizard.tsx`** (1,786 lines); updated its
Storybook stories and the `OnboardingWizardVariant` test to the new
components.
- **Orbiting 3D paperclip backdrop** behind the auth and welcome screens
(`three`), code-split so it only downloads on those screens; honours
`prefers-reduced-motion` and disposes its GL context on unmount.
- **`motion`** added for step transitions and the agent-capsule
choreography.
- Visual values routed through design tokens per `DESIGN.md`; `Stepper`
generalized to take a step total (backward compatible); `/design-guide`
page and the component index updated.
- **Standalone preview harness** (`ui/onboarding-preview.html`) with
`?flow=` and `?step=` for backend-free review, wired as a second Vite
rollup input.
- **Adapter env probe bound to the adapter it ran against.**
`hireLeadAgent` reused `adapterEnvResult` for any adapter, so when a
hire failed and the user picked a *different* local adapter and retried,
the previous adapter's verdict satisfied the `requireEnvProbe` guard
while the hire posted the new adapter's config — hiring it unprobed. The
cache is now keyed on the adapter type plus the exact config posted to
the test endpoint, the config is built once and shared by probe and
hire, a failed probe clears the cache, and `clearAdapterEnvResult()`
(called on adapter change) stops the step displaying a stale verdict.
Cloud is unaffected — it hires with `requireEnvProbe: false`. Reported
by Greptile.
- **E2E specs re-pointed at the new flow.** Four specs still drove the
deleted wizard (`onboarding`, `conference-room-typing-intro`,
`planning-mode-visual-verification`, `nux-phase4-screenshots`) and
failed with `element(s) not found` on `"Name your company"` /
`input[placeholder="Acme Corp"]`. Rather than repeat the new drive
sequence four times, `tests/e2e/onboarding-flow.ts` adds one driver per
step (`startCloudOnboarding`, `completeCompanyStep`,
`completeAgentStep`, `completeTaskStep`, `completeCloudOnboarding`) and
the specs import it, so the next flow change touches a single file. Two
now-dead `**/test-environment` route stubs went with it — the cloud flow
hires with `requireEnvProbe: false`, so that probe never fires.

## Verification

- `pnpm --filter @paperclipai/ui typecheck` — clean.
- `npx vitest run` over the onboarding suites
(`OnboardingWizardVariant`, `AgentCapsule`, `onboarding-launch`,
`onboarding-goal`, `onboarding-route`, `onboarding-adapter-config`) — 33
tests pass.
- `pnpm --filter @paperclipai/ui build` — succeeds; the three.js chunk
splits out separately (522 kB raw / 133 kB gzip) rather than entering
the main bundle.
- Both flows driven end-to-end in the preview harness in `previewMock`
(no database writes), plus the cloud flow rendered in the real
authenticated app at `/onboarding` to confirm the mount swap.
- The four re-pointed e2e specs pass locally against the new flow.
- New `ui/src/hooks/useOnboardingFlow.test.tsx` — 4 cases pinning the
adapter-probe cache (switch-adapter retry, cold path, explicit clear,
and the cloud flow's `requireEnvProbe: false`). Verified non-vacuous:
the switch-adapter case fails against the pre-fix code.
- Rebased onto current `master`; `pnpm-lock.yaml` is deliberately
**not** committed — `.github/workflows/pr.yml` regenerates it when a
manifest changes and shares it with downstream jobs as the `pr-lockfile`
artifact.

## Risks

- **Deleting `OnboardingWizard.tsx` is the one change that alters
existing app behaviour.** The cloud flow is intended to be
behaviour-equivalent, and its entry points are covered by the updated
`OnboardingWizardVariant` test, but this is the area to review most
closely.
- **Conflict risk with open PRs that touch the old wizard**: #9900,
#9501, #8982 and #6636 all modify
`ui/src/components/OnboardingWizard.tsx`, which this PR removes.
Whichever lands second will need its change re-applied to the new step
components. Flagging so ordering can be decided deliberately.
- **New dependencies**: `motion` and `three` (+ `@types/three`). `three`
is large, so it is lazily imported and code-split — it does not affect
the main bundle. Both are MIT.
- The **local flow is not reachable in the app** yet (harness/canary
only), so it carries no runtime risk today; wiring it up is a follow-up.
- The auth screens remain **presentational only** — they are not wired
to real auth, unchanged from before this PR.
- **Pre-existing, not introduced here:** `OnboardingWizardVariant`
renders outside `<Routes>` in `App.tsx`, so its `useParams()` never
resolves `:companyPrefix` and `/{prefix}/onboarding` opens the welcome
screen instead of jumping to the agent step. `master` has the identical
structure, so this PR faithfully ports existing behaviour; the working
"add an agent" entry is the launcher card behind the overlay, which is
what the screenshot spec drives. Worth a separate fix.

## Model Used

Claude Opus 5 (`claude-opus-5`) via Claude Code, with extended thinking
and tool use (repo search/edit, local test + build execution, and
browser-driven visual verification of the rendered flows). Portions of
the session also ran on `claude-opus-4-8` and `claude-fable-5`.

bottom of the viewport, Properties / Plan / Artifacts become header
tabs, live turns show a status pill with the current tool action and
elapsed time, and settled turns collapse to a "Worked · N tools" summary
that expands into per-tool rows. With the flag off, nothing changes.

**Alternatives considered**

Restyling the existing layout in place (rejected: too disruptive without
an opt-out), and a separate chat page beside the issue page (rejected:
splits the task's single source of truth). A per-request lab page
(`/task-chat-lab`, dev-only) was kept for design iteration instead.

ROADMAP.md "CEO Chat" wants lighter conversations that still resolve to

over a long session (multiple tabs open), while each tab's "live" JS
heap stayed only ~150–250 MB. Every idle tab also burned 15–30% CPU.
Tabs eventually approached the ~4 GB V8 heap ceiling / OS pressure and
could crash.

**Expected behavior**

Tabs viewing live runs should hold a bounded footprint and do minimal
work while idle, regardless of how long they stay open or how many tabs
are open.

**Steps to reproduce**

Open several issue/run tabs that have agents actively streaming and
leave them open for a while. Watch Chrome's Task Manager: Memory
Footprint climbs into the GBs while "JavaScript Memory" stays small, and
CPU stays high on idle tabs. Reproduced in ~90 minutes: a tab reached
2.7 GB footprint on a 66 MB JS heap, and the per-second timer-churn rate
was ~7× higher on a 90-minute-old tab than a fresh one.

**Paperclip version or commit**

Branch `fix/live-updates-churn`, off `master`.

**Deployment mode**

Local dev (`pnpm dev`), web UI. Not adapter-specific — core UI
live-updates plumbing (observed with `claude_local` / `codex_local`
runs).

## What Changed

- **`ui/src/lib/query-invalidation-batcher.ts` (new)** —
`createInvalidationBatcher` throttles + de-dupes React Query
invalidations into one flush per ~300 ms, and
`createCoalescingQueryClient` wraps the client via a `Proxy` so only
`invalidateQueries` is batched (optimistic `setQueryData` writes stay
immediate). Wired into `LiveUpdatesProvider`, which previously
invalidated synchronously on every websocket event.
- **`ui/src/hooks/useSecondTick.ts` (new)** — one shared, ref-counted,
page-wide 1 s ticker. `useLiveElapsed` in `IssueChatThread` now uses it
instead of a per-instance `setInterval` that forced a full-thread
re-render every second per live element.
- **`ui/src/components/transcript/useLiveRunTranscripts.ts`** — when the
realtime websocket is enabled, the recurring log poll backs off to a 30
s safety-net cadence instead of polling every 2 s on top of the live
stream. Added a marker for the durable poll→push rearchitecture.
- **`ui/src/lib/issueChatTranscriptRuns.ts`** —
`resolveIssueChatTranscriptRuns` now caps the streamed run set
(live/active runs always kept; most-recent linked runs fill up to 20) so
a large run history can't open a live-transcript poll per historical
run.
- **`ui/src/main.tsx`** — explicit `gcTime` so cross-tab-published cache
entries for unobserved resources are collected promptly.
- Tests for the batcher, shared ticker, and run cap.

## Verification

- `vitest`: new suites `query-invalidation-batcher.test.ts` (batcher
collapses 20 invalidations → 1 flush; keeps distinct keys/variants;
dispose cancels; proxy passes non-invalidate methods through),
`useSecondTick.test.tsx` (single ref-counted timer, stops when idle),
`issueChatTranscriptRuns.test.ts` (cap keeps newest + live). All pass.
- Existing affected suites pass: `LiveUpdatesProvider` (23),
`IssueChatThread` (), `useLiveRunTranscripts`,
`AgentDetail.instructions` — 109 tests across affected files.
- `tsc -b` clean.
- Behavior confirmed by live profiling before the change (2.7 GB / 66 MB
tab, ~8 interval churns/sec growing 7× with age). Runtime churn
reduction should be re-measured against a rebuilt bundle with the same
instrumentation.

## Risks

Low-to-moderate; all changes reduce work rather than add features.
- **Invalidation batching** delays live-driven refetches by up to ~300
ms. Optimistic `setQueryData` writes (e.g. the visible issue's new
comment) remain immediate, so foreground updates still feel instant;
only the safety-net refetch is throttled. Non-live invalidations (user
actions, mutations) are unaffected — they use the real client.
- **Poll back-off** relies on the websocket as the live source when
realtime is enabled; a 30 s fallback poll still covers gaps/reconnects
(both the transcript hook and `LiveUpdatesProvider` also
auto-reconnect).
- **Run cap (20)** means an issue with a very large run history streams
live transcripts only for its live/active + 20 most-recent runs; older
runs still open normally via their run pages.
- Downstream test fallout (timing-sensitive tests around
invalidation/polling) may need adjustment — flagged intentionally for
follow-up.

Durable follow-up (out of scope, marked in code): replace transcript/run
polling with server push (SSE/websocket deltas) so idle tabs do no
periodic work at all.

the board chat and task threads use different composers with different
affordances; the agent feed's issue quicklook can stack multiple
popovers and shifts cards on hover.
- **Proposed solution:** A coherent NUX experiment behind one
experimental flag (`enableConferenceRoomChat`, Settings → Experimental,
default OFF): capsule onboarding wizard with an evolving team capsule,
conference-room chat, unified `ChatComposer`, team-centric copy, brand
status chips, quicklook single-flight fix. Flag-OFF users get the exact
pre-experiment UI via frozen `*Classic` forks, verified by an on/off
parity test matrix.
- **Alternatives considered:** (a) incremental unflagged restyling —
rejected: the changes interlock across surfaces and would drip risk into
every release; (b) a separate app shell / route for the new NUX —
rejected: too much divergence, the flag + classic-fork pattern keeps the
diff reviewable and reversible.
- **Roadmap alignment:** `ROADMAP.md` lists **CEO Chat** ("a
lighter-weight way to talk to leadership agents... should still resolve

(`feat/collapsible-sidebar`) covers a similar sidebar area but is a
different head branch and implementation. This PR intentionally packages
the work from `PAP-10638-collapsable-sidebar` into one reviewable
branch.

Problem description:

The board shell needs a first-class collapsed sidebar mode. Contextual
surfaces such as company settings and plugin route sidebars should not
replace the global app sidebar; they should collapse the app sidebar to
a rail and render their contextual navigation beside it.

## What Changed

- Added desktop collapsed/sidebar-peek state to `SidebarContext`,
including persisted user pins, route collapse requests, and forced
collapse for secondary-sidebar routes.
- Replaced the old resizable sidebar pane with `SidebarShell`, which
supports a fixed 64px rail, persisted expanded width, keyboard/pointer
resizing, and hover/focus peek overlay behavior.
- Updated `Sidebar`, sidebar nav items, project/agent sections, badges,
and account/company menu presentation for expanded, collapsed, and
peeking states.
- Added `RequestCollapsedSidebar` and `SecondarySidebar` so routes and
plugin `routeSidebar` slots can request contextual sidebar layouts
without replacing the primary app sidebar.
- Wired company settings and plugin route sidebars into the
secondary-pane takeover model.
- Added focused Vitest coverage for sidebar state precedence, shell
sizing, nav item rail rendering, keyboard shortcuts, layout takeover
behavior, and route collapse requests.
- Updated plugin authoring docs/spec references for route sidebar
behavior.

the repo stable runner's test environment.
- I did not run Playwright/browser e2e or full workspace build/typecheck
in this PR-creation heartbeat.

for expanded, collapsed rail, hover peek, and settings secondary-sidebar

## Risks

- Medium UI layout risk: this changes the board shell and primary

panes on desktop, so plugin authors should confirm their route sidebar
content fits a 240px contextual pane.
- Mobile risk appears low because mobile keeps the drawer model and
gates collapsed/peek behavior to desktop.
