**What happened?**
Onboarding and new-agent setup could ask for a new API key or sign-in
despite an existing saved connection. A general environment auth signal
could also be mistaken for the owner's saved Claude subscription.
**Expected behavior**
Offer saved credentials from the selected organization. Default to a
saved subscription when one exists. Otherwise select a saved API key.
Keep the option to enter a new key or sign in to another account.
**Steps to reproduce**
1. Save a Claude or OpenAI API key, or complete a supported subscription
login.
2. Add another agent with the same provider.
3. Open the provider connection step.
4. Check whether the saved credential is available and selected.
**Paperclip version or commit**
Reproduced on 5cb4f061d after #13011. This branch is rebased onto
current master.
**Deployment mode**
Built from source. Tested in an isolated local test drive with embedded
storage and board access.
## What Changed
- Add a shared saved-credential lookup and picker for active personal
and organization keys.
- Reuse saved Claude subscriptions and saved Codex account homes. Select
an existing connection by default.
- Preserve secret references through connection tests and agent
creation, including the native Claude and Codex runner setup paths.
- Store newly entered onboarding keys separately. Do not rotate another
agent's key.
- Keep explicit choices during metadata refresh. Prevent refreshes from
remounting an active login panel.
- Add integration tests and production-component Storybook stories.
Document connection reuse.
## Verification
- All 5,628 UI tests passed before rebase.
- Twenty targeted server credential tests passed.
- UI typecheck, UI build, token gates, and diff whitespace checks
passed.
- Browser walkthroughs covered onboarding and new-agent setup, saved
keys, saved subscription fixtures, and new sign-in screens.
- Live Claude and Codex API-key probes succeeded. Created both agents
and confirmed that each retained its saved-secret reference. Both secret
versions remained unchanged. Codex passed after one retry.
- Live subscription authentication was not repeated. Subscription flows
use fixture browser tests and integration tests.
- After rebase and the cache fix, all 109 focused onboarding and
agent-creation tests passed.
- Full repository `pnpm build` and `pnpm -r typecheck` passed.
- The full local test attempt encountered timeouts and embedded
PostgreSQL startup failures under parallel load. All four affected
suites passed in isolation: 20 tests, with no code changes. The complete
CI matrix passed, including all workspace, general server, serialized
server, browser end-to-end, build, typecheck, and canary dry-run checks.

## Risks
- The default connection mode changes when saved credentials exist. A
saved subscription takes priority over saved API keys; personal keys
appear before organization keys.
- A listed credential can be expired or unavailable in the selected
environment. The existing connection test still checks it.
- No database migration or API contract change is required.
## Model Used
OpenAI Codex, GPT-6. The exact runtime model identifier and
context-window size are not exposed in this session. Used reasoning,
code execution, repository tools, and browser automation.

Foundation #13100 is merged and changed 143 files. Runner prerequisite
#13092 is also merged. This PR changes 400 files against master, below
the 500-file review limit. It contains no wireframe images or HTML
galleries.
## What Changed
- Add native Slack, GitHub, Microsoft Teams, Telegram, and Discord chat
connections. Keep chat disabled unless the operator enables experimental
chat connectors. Preserve the production GitHub tool connection and its
normal setup path.
- Bind each provider bot identity to one immutable Paperclip agent. Bind
each admitted external conversation to one task. Paperclip owns tasks,
runs, permissions, and audit records.
- Add durable admission, per-conversation queues, questions, task
controls, progress, final replies, images, files, and delivery receipts.
Board comments remain internal unless explicitly sent to the channel.
- Check current identity, provider reach, resource access, credentials,
runtime generation, and exact source before provider effects. Keep
private responses private. Never send raw reasoning, private logs,
credentials, or tool arguments.
- Hold uncertain sends for explicit audited resolution. Make Board
Send-to-channel atomic and idempotent. Keep reconnect and setup
credentials in Paperclip secret storage.

## Verification
Current head: `afe19299d06253cb628eb398e91d1200ea9f412a`, incorporating
master `2a05b5ed3457ea33efd6895520447d1d97fe98d8`. The conflicts are
resolved. This successor fixes two test-harness boundaries exposed by
CI: per-case route-module preparation and actual durable-save completion
before intentional runner termination. Production code and all existing
test/turn deadlines are unchanged. [Exact-head Greptile
review](https://github.com/paperclipai/paperclip/pull/13038#issuecomment-5587250594)
is **5/5**, completed September 10 at 13:20:55 UTC, with no actionable
findings or open review threads. [Fresh exact-head
CI](https://github.com/paperclipai/paperclip/actions/runs/34481724341)
passes **all 24 jobs**, including Build and both required aggregates.
Normal exact-head guarded merge was attempted and rejected by the
remaining branch approval policy: CODEOWNER review is required and no
human approval is present. Normal **squash auto-merge is enabled** as of
September 10 at 13:36:26 UTC. Requested CODEOWNERS have been notified;
no approval bypass or self-approval was used. Earlier-head results below

test abort, and pre-kill liveness are covered. No local reproduction of
the original CI scheduling failure is claimed. The preceding [CI

passes 21/24 jobs, including all 995 Linux chat cases and browser
aggregate (104 passed, four existing optional skips); only Build, the
skills serialized shard, and the required verification aggregate fail.

PostgreSQL receipt-insert rollback; 24/24 workflow/module-boundary

browser paths pass in 1.4 minutes. Fresh databases, no skips or retries,
stable reviewed source hashes. The initial boundary failure is retained;
its no-op service wrapper was removed without changing recovery context
or weakening the check. An exploratory standalone test-directory
typecheck fails because its new upstream transformation config is not a
standalone typechecking project; standard CI/build does not invoke it,
and no configuration was weakened to suppress those diagnostics.

original Rust failure and the previously load-sensitive lineage fixture

required this reconciliation.
- Final master composition: 448/448 focused UI tests, 186/186 adapter
tests, 24/24 queue/control tests, and 11/11 packaging tests. Plain UI,
server, shared, and adapter types pass. Token gates and diff checks

- Stop-registration regression: both real-service cases fail against
exact `a95` source and pass with the fix. The full corrected
recovery/control suite passes 265/265. Duplicate-owner and failed-Stop
controls also pass. Plain server types pass. The readiness barrier
prevents provider startup without adding an acknowledgment to an already
terminal run.
- Final qualification strengthens terminal-field equality and repeats
both affected cases successfully on a fresh database. All four actual
local process/ACP browser paths pass again in 1.3 minutes, without skips
or retries. The final screenshot shows Cancelled, a paused subtree,
retained input, and no error toast.
- Two new actual-service regressions fail before the merge fix. They
prove that queued-comment adoption could consume a dedicated chat answer
or add unrelated input to that answer. The fixed four-case cohort
passes, including ordinary upstream continuation and adapter Stop
controls. Full recovery passes 257/257. All four actual local
process/ACP Stop browser flows pass in 1.4 minutes, without skips or
retries, on a fresh database.
- The unchanged runner artifact was qualified with 171/171 transport
tests, 870/870 API-authority tests, conformance 1/1, and replay 11/11.
Six controlled reader tests prove the exit/drain repair. Its local
serial Rust workspace passed 546 top-level cases plus two invoked
helpers; the later passing Linux CI supplies default-concurrency
evidence.
- Prior exact-source full chat integration passes 995/995. Settings
regressions cover concurrent stale pages, 501 destinations, pending
state, rejected updates, and explicit retry. These deterministic tests
do not prove live provider behavior.

The first merge adapter run timed out while macOS slept for 290 seconds.
Its unchanged repeat passed with a temporary sleep guard. No assertion,
deadline, or CI gate was weakened.

- This remains experimental. Deterministic tests and bounded live
evidence do not establish every provider feature, tenant, permission
layout, or media shape. Teams work-tenant qualification is still open.
- Failed and uncertain provider effects remain visible and can require
operator action. A transport receipt does not prove recipient
visibility.
- Native controller and runner artifacts must remain compatible.
Preserve lease ownership, terminal authority, source binding, and
quarantine during future changes.
- Access and audit rows commit together, but activity notifications
remain best-effort. This is not a new durable event outbox.
- The PR operation does not deploy a live server, replace its runner, or
change provider permissions. Remaining live qualification is documented

Task pause, resume, and cancellation in the task page and composer.
**Current behavior**
The empty composer cannot stop a running task. Task controls require
extra confirmation and reason text. Pause can show several notifications
for the task already on screen.
**Proposed behavior**
Show Stop while this task runs and the composer is empty. Text or
attachments switch it to Send. Stop and the menu use the same manual
pause hold. Parent pauses include descendants. Keep task cancellation in
the menu with a compact confirmation. Show one quiet pause row and gray
cancelled-run details.
**Reason and benefit**
Operators can interrupt execution with one click. Drafts and queued
messages keep their existing behavior. The UI waits for actual
termination, including native cancellation acknowledgment.
**Breaking changes**
No endpoint, schema, or task-status change. Pause no longer asks for
confirmation or a reason. Resume now honors the existing wake-agents
option. Task notifications are suppressed for the task and subtree
currently in view.
Related UI work: #8228 changes navigation and composer shortcuts. This
PR covers execution controls. No duplicate Stop-button PR was found. The
change improves existing controls and does not duplicate a roadmap
milestone.

persisted holds, no automatic continuation, reconciled resume,
cancellation, terminal exclusions, and no Stop toast.
- Native coverage uses real runnerd with a deterministic provider
fixture. Legacy coverage checks actual process termination. Live
hosted-provider execution was not tested.
- Repository typecheck and build, Storybook build, and token gates
passed after rebase. The final server typecheck/build also passed.
- The broad local run completed its general-server stage with 7,219
passing tests, 48 skipped, and two failures from cached pre-fix source
and a stale native provider fixture. Both failed tests pass in fresh
final-head reruns after rebuilding the fixture; the script did not
continue to its later local stages. CI runs all test groups on the final
revision.
- Final revision: all 31 applicable CI checks passed; Storybook visual
regression was skipped by its workflow conditions. Greptile: 5/5, zero
unresolved comments.
- Review `Tasks / Execution Controls` in Storybook. Type and clear a
draft, stop a run, expand cancellation details, and test the menu on
desktop and mobile.
## Risks
- Stop pauses descendants for a parent task. This is the existing pause
contract.
- A held task can remain active if interruption fails. The UI shows an
error instead of claiming termination.
- Resume can start multiple assignees when wake-agents is selected.
Backlog, blocked, and terminal tasks stay excluded. Existing execution
reconciliation remains mandatory where required; Resume never invents
action-outcome evidence.
- Notification suppression uses the visible task and cached subtree.
Notifications for unrelated work remain enabled.

A task that needs an unconnected service cannot finish its work. Leaving
the task to configure access also loses context. A resolved request must
survive a restart and resume the correct agent once.
**Proposed solution**
Expose connection discovery and access requests as server-owned native
tools. Render a durable task card and use the shared setup dialog.
Persist outcome delivery and start a fresh provider session after access
is ready.
**Alternatives considered**
Sending the person to the Connections page adds navigation and does not
solve continuation. Polling for authorization consumes runs and can
create duplicate requests.
**Roadmap alignment**
This extends the existing connection-intent runtime and setup
experience. It reuses the shared access model and the native runner.

The creation dialog leads to a large manual configuration form. Provider
login controls differ from onboarding. Environment variables and secret

Choose a name and adapter. Connect Claude or Codex through the existing
onboarding controls. Configure and test the runtime, save the agent, and
open a task dialog with that agent assigned. Use the same design on the
existing configuration tabs.

The first setup asks for fewer decisions. The full editor keeps
instructions, skills, runtime controls, secret access, permissions,

## Risks
- This changes the main agent setup and configuration UI. Regression

- Native Claude ACPX requires Linux x64. Direct Claude works on macOS.

The sidebar account menu popover. Its header shows the user's name, an
"Account" or "Local" badge, the email, and a build identifier line
("Paperclip <short sha>" with branch/commit links for source builds, or
"Paperclip v<version>" for release builds).
**Current behavior**
The popover header mixes identity information with deployment and build
metadata. The badge and the version line take space and do not help
daily use.
**Proposed behavior**
The popover header shows only the user's name and email. Build
information stays available in the "Server" section at the bottom of the
same menu when the server-info debug view is enabled in experimental
instance settings.
**Reason and benefit**
Less visual noise in a menu that users open often. No information is
lost: sign-in state is clear from the email line, and the running commit
remains visible through the server-info debug view.
**Breaking changes**
None. The `SidebarAccountMenu` components no longer accept the
`serverGit` and `version` props; both call sites in the two `Layout`
variants are updated in this PR.

A managed Paperclip Cloud connection opened the Cloud confirmation
route. A response-loss race could show an expired-session error while
the authorization still continued.

directly. Self-hosted and direct OAuth must keep their existing

run-produced file registers one attachment-backed artifact work product.
The Artifacts tab groups outputs by run and supports filters. Storybook
shows every kind and requested state, PR lifecycle states, stats
variants, truncation, mobile layout, and message-tail media.
**Reason and benefit**
Users can identify outputs quickly. Reviewers can inspect all card
permutations without creating task data.
**Breaking changes**
None. The metadata fields and automatic artifact registration are
additive. Existing attachments and work products keep their current
behavior.

Takes the four tenant onboarding steps to the design, and makes the model
choice explicit.
**Nothing is preselected on the connect step.** It arrived with a source
already chosen, which made the row read as a confirmation rather than a
question and let a customer pass the step having touched none of it. The
step now opens unanswered and cannot advance until a source is selected in
the visible row.
Two defects fell out of that, both found by Greptile in review:
- A saved draft can name an adapter the row does not show — one the registry
dropped, or one in the advanced list. The gate asked `sourcePicked`, which
only means "a draft named something", so Next stayed live on a step that
had visibly asked nothing and would hire against the hidden name. It now
asks `sourceSelected`, read off the visible row, and the snap that replaces
an unofferable adapter clears the pick rather than presenting its
replacement as chosen.
- Cmd+Enter bypassed that gate entirely, because the condition was written
out twice and drifted. Both paths now ask one predicate.
Also: selection is a fill rather than a border; the input canvas opens only
for a chosen source; the close control is gone from every step (nothing
downstream of the connect step works until a model is connected); the arc
draws to the design's 424px column with a filled 44px name field; the CTA
reads "Next" through the arc and "Get started" at the end; the login spinner
reads "Preparing..."; the OAuth panels number their fields and show the URL
above the code.
Storybook: the arc stories waited for a button named "Connect" and had been
silently rendering the wrong step since the CTA was renamed. They now wait on
the destination heading. Three e2e specs had the same fault and now select a
source before advancing.
One test was removed rather than replaced — `hydrates again when the same
company comes back through onboarding` drove the close control, and three
substitutes each passed against a wizard with the behaviour deleted. The
reason is recorded where it stood.
Known and not fixed here: SidebarCompanyMenu opens the wizard at step 1 for
"create a new organization", and with no exit an existing user who changes
their mind is trapped.

Apps require an experimental switch. Setup pages repeat titles and
explanatory copy. Connection names require manual input. Google
credential sharing does not always offer both personal and organization
access. Generic MCP providers do not start with the same permission
choices. Managed OAuth needs a public URL setting even when the request
already has a safe HTTPS origin.
**Proposed behavior**
Apps are available by default. Setup asks only for required permissions
and sharing choices. Paperclip creates conflict-free connection names.
Google apps and generic MCP providers use the same human and agent
access model. Managed OAuth derives a validated same-origin HTTPS URL
when no explicit public URL is set.
**Reason and benefit**
A clean self-hosted install can connect a managed Google app without
hidden setup. Humans can share a service account with their
organization. The shorter flow reduces duplicated choices and setup
errors.
**Breaking changes**
The Apps experimental switch is removed. Existing connection APIs remain
compatible. New connections can receive a numeric suffix when a name
already exists.
No duplicate or related public issue was found.

board UI. Recovery work can select a different model profile from the
agent's configured model.
**Proposed behavior**
Paperclip uses the agent's configured model for normal work and recovery
work. Status-only recovery stays limited to coordination work. The API
rejects legacy model-profile configuration. A migration removes stored
model-profile values from existing agent, issue, and historical revision
records.

One model path reduces configuration, API, UI, and recovery complexity.
It also prevents status recovery from becoming a separate product-level
model-routing feature.

The onboarding connect-a-model step. It presented the model choice as a
dropdown plus an "Advanced settings" disclosure, and put each credential
type in a different place, so the controls below moved whenever the
choice changed.

Tenant onboarding wizard (`ui/src/components/OnboardingWizard.tsx`) and
its Storybook coverage.
**Current behavior**
The step offered every registered adapter through a disclosure.
Credential entry appeared in a different shape per source. None of the

stack, so the sign-in panel and the review step were only reachable by

**What existing behavior does this improve?**
Reviewing the tenant onboarding wizard. Today it can only be seen by
signing up for a real account and provisioning a real stack.
**Subsystem affected**
`ui` — the onboarding wizard and its Storybook coverage.
**Current behavior**
`OnboardingWizard` renders only for a signed-in account that owns a
company. There is no route, harness, or story that mounts it, so no
screen in the agent arc can be looked at in isolation. The existing
`Onboarding/Agent arc` story previews `AgentCapsule` in
`slot`/`configured`/`online` and describes it as what "the wizard holds
in one tree slot" — round 4 replaced that with `PillGuy` and
`dormant`/`alive`, so the story documents a component the arc no longer
renders.
**Proposed behavior**
Stories that mount the real `OnboardingWizard` at each of the three
steps against the existing Storybook API fixtures, plus stories for
`PillGuy` and its transition.
**Reason and benefit**
Round 4 shipped three redesigned screens that nobody could see. The
connect step then failed on staging, which made the review step
unreachable even with an account — reviewing it required hand-editing
`localStorage`. Stories remove that whole class of problem.
**Breaking changes**
None. Storybook-only; no product code is touched.
## What Changed
- `CreateYourAgent`, `ConnectAModel`, `Review` — the real wizard, per
step.
- `PillStates` and `PillMorph` — the two states, and the transition on a
loop with a toggle. The morph is the arc's payoff and the hardest thing
to judge from a still.
- Replaces the `AgentCapsule` stories in this file with `PillGuy`.
`AgentCapsule` is still used by `DesignGuide` and keeps its coverage
there.
- Four routes added to the Storybook fetch fixtures:
`/api/instance/settings`, `…/environments`, `…/adapters/:type/models`.
The empty environment list is the cloud-tenant shape, and also the state
that produces the "no managed sandbox environment is available" notice —
worth being able to look at rather than only meeting it on a live stack.
## Three properties of the wizard the stories had to respect
Each of these cost a debugging cycle, so they are documented at the call
site:
1. **The draft is seeded during render, not in an effect.** Roughly
twenty `useState(saved?.x ?? default)` initializers read the restored
blob exactly once, so a draft written after mount arrives too late.
2. **Nothing mounts until the companies list settles.** The wizard's own
mount gate waits on `isFetching`, but that query is *disabled* until the
account settles, and a disabled query is not fetching. Mounting straight
away gets an inner wizard that reads a null draft, falls back to
`initialStep`, and then persists that back over the seed. A real session
never hits this because the dashboard has already loaded the list.
3. **The review step opens with no `initialStep`.** An explicit option
takes precedence over saved state by design, so passing one clamps 5 to
4 and lands on Connect.
## Verification

One difference from a real walk, worth knowing before treating a story
as ground truth: the review story has no Back button, because
`entryStep` is 5 there and back-navigation is bounded by where the run
entered.
## Risks
Low. Storybook-only — no product code, routes, or bundles change. The
four added fetch fixtures are inside the Storybook mock and cannot
affect the app.
The one thing to watch: these stories mount the real wizard, so a future
change to how it restores drafts or decides its initial step can break
them. That is arguably the point — the stories would be the first place
it shows — but it does mean they are coupled to internals rather than to
a prop surface, and the three notes above are what a maintainer needs.

**What existing behavior does this improve?**
The company General page (`/company/settings`), the `PATCH
/api/companies/{companyId}` and `PATCH
/api/companies/{companyId}/branding` request contracts, and the
attachment upload limit on task, case, and company-import uploads.
**Subsystem affected**
Cross-cutting: `ui/`, `server/`, `packages/shared`, `packages/db`.
**Current behavior**
The company General page shows an "Appearance" section with three
controls: Logo, Brand color, and Attachment size limit. The brand color
is a hex value that feeds one thing — the hue of the generated company
pattern icon. Companies that never set one already get a hue derived
from the company name. The attachment size limit is a per-company byte
count stored on `companies.attachment_max_bytes`. Every upload path
clamps it against the deployment-level `PAPERCLIP_ATTACHMENT_MAX_BYTES`
cap, so the per-company value can only lower a limit the operator
already chose.
**Proposed behavior**
The Appearance section keeps the Logo control only. The company pattern
icon always derives its hue from the company name. Every attachment path
reads the deployment cap directly, so `PAPERCLIP_ATTACHMENT_MAX_BYTES`
is the single limit. An upload rejected by that limit says so in human
units — "File is larger than the 10 MB limit" rather than a raw byte
count. The `companies.brand_color` and `companies.attachment_max_bytes`
columns are dropped, and both fields leave the company API contract.
**Reason and benefit**
Both settings ask an operator to make a decision that changes almost
nothing. The brand color moves one icon hue on a page that also lets you
upload a real logo, which overrides the icon entirely. The attachment
limit reads as a real control but cannot raise anything, so it is a
second place to look when an upload is rejected. Removing both shortens
the page every deployment sees, removes a company-scoped read from the
task attachment upload path, and leaves one attachment limit to reason
about instead of two.
**Breaking changes**
The company API responses no longer include `brandColor` or
`attachmentMaxBytes`, and `GET /api/invites/{token}` no longer includes
`companyBrandColor`. `PATCH /api/companies/{companyId}/branding` is
strict, so a request that sends `brandColor` now returns 400; the
non-strict `PATCH /api/companies/{companyId}` schema strips it. Company
packages exported by older versions still import: the portability
company manifest schema is non-strict, so the retired keys are stripped
and ignored rather than rejected. Companies that stored a brand color
lose it — their icon reverts to the name-derived hue that every company
without a color already used.
## What Changed
- Removed the "Brand color" and "Attachment size limit" fields from the
company General page, along with their state, dirty checks, save
payload, and Save-button gating.
- Removed `brandColor` and `attachmentMaxBytes` from
`createCompanySchema`, `updateCompanySchema`, and
`updateCompanyBrandingSchema`, and deleted the now-orphaned
`DEFAULT_COMPANY_ATTACHMENT_MAX_BYTES` and
`MAX_COMPANY_ATTACHMENT_MAX_BYTES` constants.
- Removed both fields from the `Company` type, the portability manifest
type and schema, and the `companiesApi.update` payload allowlist.
- Dropped `brandColor` from `CompanyPatternIcon` and its callers, so the
icon hue always comes from the company name. Deleted the now-unused
`hexToHue` helper and the now-unused `pickTextColorForSolidBg` export.
- Stopped emitting `brandColor` from the company service selection and
from the invite-summary and invite-branding payloads in
`server/src/routes/access.ts`.
- Replaced `normalizeIssueAttachmentMaxBytes` with the deployment cap:
task attachments, case attachments, and company import now use
`MAX_ATTACHMENT_BYTES` directly. The helper is deleted.
- Added `formatAttachmentSize()` next to `MAX_ATTACHMENT_BYTES` and
routed every over-limit message through it, so a rejected upload names
the limit in human units instead of raw bytes: `Image exceeds 10485760
bytes` becomes `Image is larger than the 10 MB limit`. Enforcement is
unchanged — the same single cap, the same multer limits, the same status
codes and response shapes.
- Added migration
`0229_drop_company_brand_color_and_attachment_max_bytes.sql` and removed
both columns from the Drizzle `companies` schema.
- Kept legacy imports working: the portability company manifest schema
is non-strict, so older packages carrying the retired keys still import
with the keys ignored.
- Updated the skill API reference and the implementation spec, and
pruned the token-extraction allowlist entries that the removed code made
stale.

## Merge with master
`master` moved while this was open, and the merge needed two
resolutions:
- **`ui/src/pages/CompanySettings.tsx`.** #12243 reworded the
user-facing
copy from "company" to "organization", and that rewording landed inside
the "Brand color" and "Attachment size limit" hints — the two fields
this change deletes. Both fields are removed, so the conflicted block is
dropped whole. The Logo field and every other copy change from #12243
are
kept.
- **Migration renumbered 0228 -> 0229.** #12307 landed
`0228_nasty_grim_reaper`, so this migration is now
`0229_drop_company_brand_color_and_attachment_max_bytes`. Its snapshot
is
rebuilt from master's `0228_snapshot.json` with only the two `companies`
columns removed, and `meta/_journal.json` is master's journal plus a
single `idx: 229` entry. `pnpm --filter @paperclipai/db
check:migrations`
passes.
The snapshot was rebuilt by hand rather than taken from `drizzle-kit
generate`, because master's `0228_snapshot.json` has drifted from
master's
own schema: `issue_question_response_deliveries.error_count` is created
by
master's 0228 SQL but missing from its snapshot, and the snapshot still
carries `decision_archive_notification_outbox.error_count`. Regenerating
folds both into this migration, and the resulting `ADD COLUMN
error_count`
would fail on a fresh database where master's 0228 already created that
column. Rebuilding from master's snapshot leaves that drift exactly
where
it is and keeps this migration to the two column drops. The drift is
pre-existing on master and is not addressed here.
## Risks
- **The migration is a destructive column drop.**
`0229_drop_company_brand_color_and_attachment_max_bytes.sql` removes
`companies.brand_color` and `companies.attachment_max_bytes`. It is safe
because both features are removed in the same change and nothing reads
either column after it. The statements use `DROP COLUMN IF EXISTS`,
matching the convention of the recent drop migrations in this
repository. The drop is not reversible: a downgrade after this migration
loses any stored values.
- **Stored brand colors are lost.** A company that had set a color now
renders the name-derived icon hue that every company without a color
already used. No other surface changes, and an uploaded logo still
overrides the icon.
- **API response shape narrows.** `brandColor` and `attachmentMaxBytes`
leave the company payloads, and `companyBrandColor` leaves the invite
summary payload. A client reading those fields now sees `undefined`. The
bundled UI and CLI are updated in this change.
- **Legacy imports are covered.** Packages exported by older versions
still carry both keys. The manifest schema is non-strict, so the keys
are stripped rather than rejected, and a test locks that in.
- **The over-limit message strings changed.** Anything matching on the
old `... exceeds N bytes` text — a test, a script, or a client that
string-matches `body.error` — needs updating. The status codes (422) and
response shapes are unchanged, so structured clients are unaffected.
- **Attachment limits can only widen.** A deployment that had lowered a
company below the deployment cap now allows uploads up to the cap for
that company. Lower `PAPERCLIP_ATTACHMENT_MAX_BYTES` if a smaller
ceiling is needed.
- **Storybook visual baselines shift** for the `CompanyPatternIcon`
matrix story, because those fixtures had brand colors. That workflow
runs only on a PR labeled `storybook-visual`, so it does not gate this
PR; regenerate the baselines if the label is added.

Paperclip has no built-in Sentry error capture for server failures or
browser boundary failures. Operators must inspect local logs and browser
tools.
**Proposed behavior**
When the operator sets `SENTRY_DSN`, the server and authenticated
browser use the same Sentry project. When the variable is absent, both
paths stay inactive. The server loads Sentry dynamically and fails open
when the optional package is absent.
**Reason and benefit**
Operators can inspect runtime errors in one Sentry project. The default
setup remains local and sends no monitoring data.
**Breaking changes**
None when `SENTRY_DSN` remains unset. Authenticated session responses
add the optional `sentryDsn` field.
**Additional context**
The implementation uses built-in Sentry privacy options. It disables
default HTTP context and breadcrumb integrations and keeps
`sendDefaultPii` false.

## Linked Issues or Issue Description
Refs #10786 — the first attempt to land this design.
Refs #11067 — the revert that asked for it to re-land in smaller steps.
No public issue exists for the re-land. The problem is described below.
**Subsystem affected**
The `ui` package. The change touches the onboarding wizard, the agent
capsule,
and one Storybook story. It adds four small presentational components
under
`ui/src/components/onboarding/`.
**Current behavior**
The wizard's agent steps do not match the prototype. Each step shows a
small
heading beside an icon, above a form. The agent capsule sits below that
heading and does not animate. The agent gets a name but no role, so
every
first agent is created as `ceo`.
The wizard also shows a five-segment progress bar on these steps. A
walker who
enters on the agent step cannot reach the first two segments, so two of
the
five can never be filled.
**Proposed behavior**
The three steps use the prototype's card, its centred display heading,
and its
footer. One capsule sits above the heading and stays mounted across all
three
steps, so it reads as one object being built rather than three screens
that
each show their own.
A three-segment strip counts these steps for a walker who enters on
them. The
full-length bar stays for a walker who starts at step one, so that count
never
restarts partway.
The agent step gains a role. The options come from the agent role enum,
not
from the prototype's mock list.
**Reason and benefit**
The design is agreed and already built once. Re-landing it
presentation-first
keeps the behaviour that master gained after the revert.
Sourcing roles from the enum matters. The prototype offers "Coder",
which is
not a valid role — the enum uses `engineer` — so a walker who picked it
would
fail validation at hire time.
**Breaking changes**
None. The wizard keeps its routes, its draft format, and its hire call.
The
draft gains one optional field, `agentRole`. A draft saved before this
change
loads without it and falls back to the default.
## What Changed
- Add `ui/src/components/onboarding/`: `Stepper`, `OnboardingCard`,
`OnboardingHeading`, `FooterNav`, `AgentPreview`, and shared motion
constants
- Rebuild wizard steps 3–5 on those parts: one card, the capsule above a
centred heading, and one footer
- Hold one `AgentCapsule` across the three steps. It springs in once,
then
morphs from dashed slot to traced outline to filled
- Add `strokeDraw` to `AgentCapsule`. It traces the outline instead of
cross-fading it. The dashed layer holds until the trace ends
- Add a role select to the agent step. Choosing a role fills the name,
unless
the walker typed one
- Show one progress indicator per run, not two
- Label strip segments by destination, not by number
- Add `motion` to the `ui` package
- Add a Storybook story for the strip and the capsule states
## Verification
Run the tests:

4235 tests pass. The typecheck is clean.
To see the steps, start the app and open `/<PREFIX>/onboarding` for a
company
that has a company-level goal. The wizard opens on the agent step. Step
three
requires a hire.
Three absence assertions were checked by fault injection. Each one fails
when
the old behaviour returns:
- put the step counter back, and the "shows no step counter" test fails
- default `strokeDraw` to true, and the cross-fade test fails
- restore the timer gate on the strip, and the indicator test fails
## Risks
Low to medium.
`motion` is one new dependency in `ui`. #11067 gave dependency weight as
one
of three reasons to revert #10786, so this branch carries the smallest
set
that works. `motion` drives the step transitions and the capsule
choreography,
and three files import it.
An earlier revision of this branch also added `three` and
`@types/three`. Both
are removed. They existed for the 3D backdrop, which belongs to the auth
and
welcome screens rather than to these three steps, so nothing on this
branch
imported them.
The role select changes what the wizard sends. Before this change every
first
agent was hired as `ceo`. Now the walker chooses. The values come from
the
enum, so the server accepts all of them.
Steps 1 and 2 keep the older design. They do not run on the Cloud-first
path,
where the company already exists.

Claude Opus 5 (`claude-opus-5`), with extended thinking, tool use, and
code
execution. Used for the code, the tests, and this description.

A run that ended without a valid issue disposition could lose its repair
path after a server restart. Manager recovery could also change the
source owner. In addition, a parked or expired retry could make the
issue look healthy when no active work existed. Concurrent
reconciliation could also schedule the same repair attempt twice.
**Expected behavior**
Paperclip must keep bounded source and manager repair attempts across
restarts. Recovery ownership must stay separate from source issue
ownership. The server and user interface must report only a live retry
as active work. Each repair attempt must be scheduled at most once per
company.
**Steps to reproduce**
1. Start an agent run on an issue.
2. End the run without a valid issue disposition.
3. Let the first repair attempt schedule a retry.
4. Restart the server, let the retry time pass without a live run, or
start two reconciliation loops together.
5. Observe that the repair path can stop, the issue can show a false
healthy state, or duplicate retries can be created.
**Paperclip version or commit**

**Deployment mode**

automatic recovery.

## Risks
- Recovery orchestration affects issue liveness and ownership. The new
paths use bounded attempts, stable fingerprints, row locks, authority
checks, and database uniqueness.
- A conservative attention state can show more warnings when a scheduled
retry has no queued or running attempt. It does not hide stopped work.
- Migration `0226_tan_colossus.sql` creates a partial unique index on a
known-large table. Migrations run transactionally, so `CONCURRENTLY` is
unavailable. The matching disposition-repair key namespace is introduced
by this release, so deployed databases have no matching rows before the
index is added.

An agent can need an existing bound secret under a second config name.
The agent cannot safely discover the internal secret identifier. The
existing proposal is also easy for the operator to miss because it only
appears in Settings. A generic confirmation can record acceptance
without executing the binding.
**Proposed solution**
Let an agent create a binding proposal from one of its existing config
paths. Mint a server-owned, human-only confirmation card on the
checked-out issue. Recheck the operator's target-agent permission under
the proposal row lock. Execute the existing proposal transaction after
card acceptance. Store an `executed` or `failed` result on the card.
Render the complete lifecycle in the issue thread and attention
resolver.
**Alternatives considered**
A new alias subsystem would duplicate proposal quotas, expiry,
authorization, and binding synchronization. A text-only issue comment
would not provide a governed action or an execution result. An
agent-supplied card payload would permit metadata smuggling. This change
uses the existing proposal transaction and a server-owned payload
instead.
**Roadmap alignment**
This change extends the completed "Secrets Manager with per-agent
access" roadmap item. It preserves scoped bindings and audited
resolution. The required GitHub search found no other open duplicate
issue or pull request.

**Proposed behavior**
Show a compact blue live-work queue at both ends of the redesigned task
thread. Order completed tasks first, then running tasks, then queued
tasks. Show a live terminal leaf as `Now running`. Return to the amber
blocker links when no live dependency remains.
**Reason and benefit**
Operators can see the active dependency order without leaving the
redesigned task view. The compact presentation preserves the new
thread's low-chrome layout.
**Breaking changes**
None. The change only adds UI for blocker data that the task view
already receives.

**What existing behavior does this improve?**
The missing-disposition handoff notice on the issue page. It is the
amber banner that reads "This task still needs a next step."
**Subsystem affected**
Web UI — `ui/src/components/IssueBlockedNotice.tsx`.
**Current behavior**
An issue with an outstanding missing-disposition handoff shows nothing
at all in the blocked-notice slot while a correction run is live.
`IssueBlockedNotice` calls `isSuccessfulRunHandoffRequired()`. That
helper returns `false` when `successfulRunHandoff.hasLiveContinuation`
is set. The component then renders no handoff content. Two tests
asserted the empty render.
**Proposed behavior**
The page states, quietly, that a correction run is in progress. It also
states that the alarm returns if the run stops without choosing a next
step. The reader can open the live run from that line. The amber alarm
does not change when no run is live.
**Reason and benefit**
Silence and "healthy" look the same. A user who saw the alarm earlier
cannot tell whether the handoff was resolved, whether the alert was
withdrawn, or whether an agent is working on it now. One muted line
removes that ambiguity. It also keeps the loud state meaningful, because
the alarm now appears only when the issue is really stuck.
**Breaking changes**
None. The change is presentational and adds no API or data-shape change.
## What Changed
- Added `SuccessfulRunHandoffInFlightNotice` to
`ui/src/components/IssueBlockedNotice.tsx`. It renders a muted row with
a pulsing live dot and this copy: "A correction run is in progress — the
agent is working. This alert returns if the run stops without choosing a
next step."
- The notice links the live run when the server sends `liveRunId` and
the handoff has an `assigneeAgentId`. It shows the short run id as plain
text when no agent id is available, and it shows no run reference when
`liveRunId` is absent.
- Liveness reads either the server `hasLiveContinuation` flag or the
fresher client `liveIssueIds` set. This matches the rule that already
suppressed the alarm.
- The amber alarm is unchanged when no live continuation exists. The
unpromoted scheduled-retry carve-out still shows the alarm, so the
"Retry now" control stays reachable.
- The calm line also renders above the blocker notice when an issue has
blockers and a live run at the same time.
- Storybook: added `InFlightNotice` and `LivenessComparison` stories to
`ui/storybook/stories/successful-run-handoff.stories.tsx`, and removed a
duplicated panel from the overview story.
- Tests: the two cases that asserted an empty render now assert the calm
line. New cases cover a missing `liveRunId`, a missing agent id, a
handoff that is not required, and the two "alarm is unchanged" guards.

Run the component and helper suites from `ui/`:

4.58:1 in light mode and 6.52:1 in dark mode. Both pass WCAG AA for
normal text.

Low risk. The change is limited to one presentational component and its
stories. It adds a render path where the component previously returned
`null`, so a surface that expected an empty render now shows one muted
row. No server, API, or data-shape change. The amber alarm path and the
scheduled-retry carve-out are covered by tests that assert the calm line

This reverts commit 11e56654f8.
#10786 ported the onboarding flow from a standalone prototype and
repointed `/onboarding` at the new `CloudOnboardingFlow`, deleting the
existing `OnboardingWizard.tsx` in the process. The ported flow is not
ready to be the shipping onboarding experience: it landed as a single
large port rather than an incremental migration, it pulled `motion`,
`three` and `@types/three` onto the UI dependency list for prototype
visuals, and it deleted the wizard that four in-flight pull requests
(#9900, #9501, #8982 and one more) were building on — those went
CONFLICTING the moment the file disappeared.
Rather than keep the half-migrated state on master while that is sorted
out, back the port out whole and re-land it incrementally. This restores
`OnboardingWizard.tsx` and the previous versions of the four e2e specs,
drops the `onboarding-preview.html` Vite entry, the DesignGuide
onboarding section and the `data-viz-misc` storybook story, and removes
the three prototype dependencies from `ui/package.json`.
This is an exact mechanical inverse of the squash commit — 41 files,
+2089/-3647, no hand edits. Reverting this commit restores all 41 files
byte for byte, so the port is recoverable in full when it is ready.
`pnpm-lock.yaml` is deliberately not touched. #10786 never updated it;
bot commit 4683f26c9 (#11036) added the `motion`/`three` entries
afterwards, so the lockfile is now ahead of the manifest. CI owns
lockfile updates (`.github/workflows/pr.yml`) and the policy job
regenerates it from the changed manifest.

one connection for a provider. The Apps UI also reuses an existing OAuth
connection when a user asks to connect another account. Action review
can enable selected entries without recording a decision for every

Remove the company and connection name uniqueness constraint. Let users
open, count, edit, and create multiple provider connections. Require the
finish request to cover every quarantined action exactly once before the

The related public work covers execution-stage independence,
self-approval fallback behavior, and durable review paths. This change
is distinct. It controls who can resolve an issue review verdict. It
keeps configured execution stages active.
## What Changed
- Added a nullable `review_policy` issue column. Null has the same
meaning as `anyone`. The migration does not backfill existing issues.
- Added shared create, update, response, and compact issue contracts for
`anyone`, `not_creator`, and `human_only`.
- Removed the unconditional agent self-approval rejection for
`in_review` issues.
- Added one reusable verdict-actor check for terminal status changes and
pending interaction accept or reject actions.
- Used the authenticated principal type for `human_only`. Agent keys and
run tokens remain agent principals.
- Used the latest transition into `in_review` to identify the requester
for `not_creator`.
- Added actionable 403 responses that name the policy, the allowed
actor, and the next step.
- Kept the configured execution-stage transition and signoff behavior.
- Added focused contract, helper, status-route, interaction-route, and
execution-stage regression tests.
- Updated the implementation specification for the new issue field.

- Agents can change or relax `reviewPolicy` when they have issue write
access. This is intentional for this issue-level control.
- Null and `anyone` do not add a database query to the verdict path.
- Configured execution-stage checks still run after the issue-level
policy check.

**What existing behavior does this improve?**
Execution workspace close-readiness payloads and terminal workspace
cleanup.
**Current behavior**
Delivered squash-merged or cross-branch workspaces can remain `active`
and report a permanent “not merged” warning because git ancestry does
not contain their original commits.
**Proposed behavior**
Read payloads distinguish PR-confirmed delivery, ancestry delivery,
unmerged work, and unknown state. Fully terminal delivered workspace
trees are archived only when no active run holds the checkout.
**Reason and benefit**
Operators and automation receive an honest delivery signal, while
shipped worktrees stop looking active forever and genuinely unmerged
work retains its warning.
**Breaking changes**
The workspace payload gains a derived field. Existing fields and
persistence remain unchanged; no database migration is required.
**What happened?**
A delivered workspace can remain `active` and warn that it is not merged
forever after its issue ships through a squash or cross-branch pull
request.
**Expected behavior**
Pull-request delivery should be represented honestly, and a fully
terminal delivered workspace should become cleanup-eligible when no run
holds its checkout.
**Steps to reproduce**
1. Create an issue workspace with commits ahead of its configured base.
2. Deliver those commits with a squash merge or into a different target
branch.
3. Mark the source issue and descendants done, then read workspace close
readiness.
Before this change, the workspace remains active with a “not merged”
warning indefinitely.
## What Changed
- Added the derived `deliveryState` workspace contract: `merged_via_pr`,
`merged_by_ancestry`, `unmerged`, or `unknown`.
- Extracted a shared GitHub pull-request merge classifier and reused it
for merge confirmations and workspace delivery checks.
- Suppressed false ancestry warnings when a terminal issue has
ground-truth merged-PR evidence.
- Added an idempotent terminality reaper with descendant-terminal,
active-run, and delivered-work guards.
- Restricted PR delivery evidence to the source issue, then required
live merged state plus matching GitHub repository, head branch, and
current workspace HEAD; persisted status, stale PRs, lexical mentions,
inbound references, and descendant PRs cannot authorize cleanup.
- Preserved workspaces with modified or untracked files even when their
committed HEAD was delivered.
- Bounded both long-lived pull-request state caches to 1,000 entries
with oldest-entry eviction.
- Routed eligible workspaces through existing runtime shutdown, lease
cleanup, activity logging, and archival machinery with exclusive Git
index, HEAD, and branch-ref locks plus non-forced removal.
- Added regression coverage for delivery derivation, warning behavior,

The reaper intentionally fails closed when issue terminality,
pull-request state, git ancestry, or checkout ownership cannot be
proven. GitHub lookups can delay classification and cleanup but cannot
cause an unproven workspace to be archived. Automated terminal archival
holds exclusive Git index, HEAD, and branch-ref locks across validation
and removal, skips configured destructive hooks, and uses non-forced
removal so dirty writes fail closed. Reopening a source issue does not
restore an archived workspace; it emits an audit event so a human or
agent can re-provision explicitly.
